Avaria doesn't even register Jan's words. The shifter pushes past her friend and then pushes past Ethel. She heads straight for the Mayor, and pulls back for a punch straight to the man's face.

At the Palisade Wall:
Marrin manages to get to the top of the wall. While she tries to balance there for a second to take in what's going on inside the compound, her grip isn't perfect and she slips and slides down the other side, gathering several more slivers in the process.
Once at the bottom of the wall, she spots Ula about 30' down the wall, one guard unconscious or dead at her feet and locked in battle with another one.
In the Dungeon:
(Avaria will have to push into a corner to attack the mayor as Ethel is in melee range of the mayor already - will assume NW corner next to the 'sleeping' guard)
Avaria suddenly becoming visible catches the mayor by surprise, leaving him wide open to the punch. His head rocks back and before he knows it, furry arms are trying to grapple him.

((Has he reappeared farther down the corridor? Jan has misty step, so would suspect something of the sort if she sees him vanish from Ava's grasp, although it couldn't be that spell, but maybe some homebrew reaction ability? ))

Marrin will hesitation a moment at the scene before her before deciding this is where there are are now and running forward to bop the guard on the back of the head with the hilt of her dagger.
((If she can make it this turn, otherwise she'll close the distance now and bop next round.))

Ethel is as surprised as the Mayor when an invisible assailant appears - and its Ava, not Jan. "Well, well, well... is the whole gang here?" she asks nonchalantly.
She tries to carry that confidence forward after the Mayor disappears unexpectedly. [Did Ethel see any somatic motion or otherwise get the impression he cast a spell to escape?]
As she avoids what must have been a half-hearted stab from the guard - she isn't hard to hit - she tries to repay the kindness with more non-lethal magic. She once again casts sleep, trying to catch as many of the guards as possible. If necessary, she will let the area of effect include Avaria, counting on the young shifter to be tough enough to withstand the enchantment.

Ethel didn't notice any movement, or sound on the part of the mayor before he disappeared.
On Ethel's second go around with the spell (assuming she's more likely to include Avaria and Jan than Tammer or Slick in the area of effect) two more of the guards fall asleep. Three of them now snore away.
Only the NE guard (who is now more or less in the middle of the room) remains awake.
Jan now sees the mayor pop into view again at the end of the hallway.
He looks at Jan and says, "Tarragon basilisk."
Which makes no sense to Jan and she can feel that bewilderment trying to swirl around in her mind.
Jan - DC 14 Wis Save or take 9 psychic damage and disadvantage on next turn; but not once but twice - second DC 14 Wis Save or take 11 psychic damage and disadvantage (if not already disadvantage after first save).
Then the mayor turns and runs around the corner, his footsteps echoing on the stone floor.

Marrin thumps the guard in the back of the head and he staggers slightly but doesn't go down.
The guard turns and stabs his spear at Marrin (Attack: 12 Damage: 9 ).
The other guard stabs again at Ula (Attack: 9 Damage: 2 ).
Ula smiles at the sight of Marrin joining in, hen she brings her warhammer down hard on the guard attacking her (Attack: 19 Damage: 9 ).
"He's escaping this way!", Jan calls back to Ava and Ethel, before giving chase after the Mayor.
((How far from her did he appear, and how far was it to the corner? What she does with Action/Bonus Action will depend on where she can get to with her movement.))
