To make things simple I will spare you of the lore behind this villain and head straight to the core elements.
The villain is a "Player nemesis". Which means they start off helping the players and then turn villain as a final boss. In this case the villain is a npc who comes into the party trying to help, after much time has pasted the players learn that the npc is a monster in disguise but was unaware of it themselves. They transform into their true race and become bewildered by how it should act. On one hand it could carry out it's evil agenda as before, causing death and destruction. On the other hand it still recalls the joyful moments and bonds it made with the players. In it's confusion the villain conflicted behaving on both it's evil whims and it's and it's good ones.
So I wanted to ask anyone if this is a good idea for a final nemesis. I like the twist villain concept but I wanted to hear if this was to far fetched.
Having your BBEG (Big Bad Evil Guy) start as an ally of the party can certainly work. He/She/It may even start as a patron, sending the party out on minor quests that ultimately work to serve its agenda.
Consider the end game a bit though, if the BBEG is conflicted, then the finale could, in theory, be resolved with RP (which is fine, but make sure that's what you and your group want). Alternatively, maybe there is a chance at the end that the BBEG could be redeemed (ie Darth Vader style).
Not a far-fetched idea, and it can certainly work, you just need a good handle on the nemesis' motivations.

Hence what I was going for. I also forgot to mention there would be an alternate force like a cultist or power hungry stooge trying to manipulate the BBEG (Love the name) to do evil acts. The players could kill their former friend or try to save them from the wrong path. Thanks for the input.
