So, the question is very straightforward: do you have to activate flsah of genius before the roll or can you wait until you see the roll, but don't know the result yet like with a quite a few other abilities?

There's generally three main points at where abilities like this would be placed
Before the d20 is rolled
After the d20 is rolled, but before the DM declares a success/failure
After the DM gives the result
I personally would go for option 2, so after the d20 has been rolled, but before the DM has announced if the roll is a success/failure. That way it works a little like Bardic Inspiration etc.
