Early in the campaign, the party had encountered a shapeshifter who was impersonating a gnome priest at the temple in the town where they initially met. They knew the person was a shapeshifter, and the "gnome" outright said (before escaping) that they were working for the evil cult the party was trying to hunt down
Weeks later, in a big city, the party encountered an orc urchin who looked at them with big sad eyes as they bought food from a street stall...

Carric Aquissar, elven wannabe artist in his deconstructionist period (Archfey warlock) Lan Kidogo, mapach archaeologist and treasure hunter (Knowledge cleric) Mardan Ferres, elven private investigator obsessed with that one unsolved murder (Assassin rogue) Xhekhetiel, halfling survivor of a Betrayer Gods cult (Runechild sorcerer/fighter)
I once did something like this. First encounter, the fighter gets a +1 Greatsword. 10 levels later, in the middle of combat, it 'awakens' and starts beating the everloving hell out of him. Turns out it was a flying sword that can sleep really' deeply.
