With just a few players like this, I think it's probably okay to just have everyone roll initiative, average it out bad guy init v good guy init and then have each side go all at once

I'll just use owlbear rodeo but I'm not very good at online drawing I might be able to do dungeon fog but you can only make 3 maps
We can either do block initiative like 3 good guys 1 bad guy 2 good guys or we could average out the rolls
