Looking at discussions of the rules, in this case I probably should have given you the hidden advantage instead of the surprise attack. The DM determines who might be surprised. If neither side tries to be stealthy, they automatically notice each other. Otherwise, the DM compares the Dexterity (Stealth) checks of anyone hiding with the passive Wisdom (Perception) score of each creature on the opposing side. Any character or monster that doesn't notice a threat is surprised at the start of the encounter.
If you're surprised, you can't move or take an action on your first turn of the combat, and you can't take a reaction until that turn ends.
A member of a group can be surprised even if the other members aren't.
So what should have happened is that Raven would have been the only one with the 'surprise' round action. She was the only one not noticed by the monsters.

Elwin spun, seeking the ooze he had yet to hit. As soon as he saw his opening, he lunged with his spear, aiming at the mouth. Then a pivot and flip of the spear as he returned to striking at the other creature, attempting to down them both in a couple of strokes.
Quentin deftly sidesteps the clothes-ruining rain of acid that spattered poor Del (who still managed to get a strong hit in) in the face as he sends three bolts of magical force into three grubs! A forest of mushrooms, lichen and wood fungi sprout from the pinewood floor around Mindartis's feet as he lashes out and completely destroys a grub! Elwin's attack finishes off one grub and tears open another. Four grubs are down, five wounded, nine still attacking.
With another attacker in view and some new open spots in their ranks, the grubs shuffle their targets...

and with the other hand (the same grub if it is still alive, the other if the first one dies) bonus attack with Dagger 20 if hit damage is 4

“Next time can we do this not in a giant dead tree.” Quentin says as he was about to release a bolt of fire before realizing what would happen if he missed instead sending another three arcane missiles out aiming to take down a healthy looking worm.
With his off hand, Del manages to poke a hole in one of the grubs attacking him, fortunately one that is already wounded...it is no more. Raven spins in an awe-inspiringly deft double attack...which looks impressive, but sadly fails to hit. With remarkable restraint and foresight, Lord Quentin does NOT hurl a bolt of fire at a creature which is basically a big bag of oil, gristle and pine resin living in a dry old rotten tree. His magic missiles take out one of the formerly uninjured grubs.

Seeing that the blow landed, he rushed toward Quentin's side--whether out of concern, or due to doubting the noble's capabilities, it wasn't quite apparent. With a spinning strike, he swung at another of the gross creatures.
