Balassar just reaches to his side gripping his sword and rolling over raising himself up slowly onto one knee looking around as he grabs his shield with his free hand.
“What’s the plan?” He whispers back trying to see if he can’t make anything out in the darkness
There's enough time for Balassar to grab his shield but not to don it - that requires a full action, I'm afraid. You can do it on your first turn if you like.

Alton makes a sharp noise as he hears ;the arrow bounce off Balassar's shield, "I need to get something that has a longer range." He says to himself as he readies his hand crossbow. He will turn and see if he can get a lucky shot off on the goblin. After the shot, Alton will spin the hand crossbow in his hand saying, "If only they knew what we have fought. I'm sure they would flee in fright." Giving Silent a boost in confidence.
Movement: None. Action: Fire at G4 from long range with his hand crossbow, Attack: 12Damage: 6 piercing. Bonus Action: Give Silent some bardic inspiration, for 10 minutes, Silent can add 1d6 to one ability check, attack roll, or saving throw.

Silent raises a hand in thanks to Alton. He clambers to his feet and uses his remaining movement to flank one of the wolves adjacent to Balassar. He takes a swing at it.
Balassar just smiles looking at the better armored goblin as he begins to grow in size. He then brings his scimitar down in swift motion attempting to hit the well armored goblin.

If it hits he'll also active the fire rune for 7 fire damage and str save: 13 or be restrained for 1 minute. While restrained by the shackles, the target takes 2d6 fire damage at the start of each of its turns. The target can repeat the saving throw at the end of each of its turns, banishing the shackles on a success. Once you invoke this rune, you can’t do so again until you finish a short or long rest.

Goblin 4 shouts something in goblin, and shoots at Balassar:

Alton breaks off the ends of the arrows sticking out of him, grimacing from the pain. He will then dart over to get in front of Silent, seeing as Balassar is covered, and point his hand crossbow at one of the archer goblins, "I'd tell you to go fall into a fire, but the smell would be more offensive than looking at you," and casts vicious mockery.
Movement: Moves the 30 feet to stand in front of Silent Action: Casts vicious mockery at G2, DC 14 wis save or take 3 psychic damage and have disadvantage on the next attack roll.

He'll use his bonus action to manifest an Echo 10 feet to the right of Alton. He'll then run towards goblin 3 and take a swing at it, though he's going for a non-lethal blow.

Another goblin comes within range of Balassar and Silent's darkvision, and shoots at the dragonborn:

Another arrow into the shield, this time sticking.
A somewhat better-armoured goblin runs into view, flanked by two wolves; they charge towards Balassar.
A third and fourth goblin approaches a little closer, and shoot at Alton:

One in the arm, and one in the chest. It misses anything vital, but it hurts a lot.
Silent is up, though starting prone. (with Inspiration)
