I am currently running Lost Mines of Phandelver and plan to run the characters through Hoard of the Dragon Queen next. My plan is for the characters to go on a few quests after Lost Mines and save up enough to repair Tresendar Manor to use as their home base. Assuming Gundren survives, he will get the mine operational again and invite the characters to the Mine for a feast to celebrate the re-opening. On their return to Phandalin they will find it under attack by the Cultists and Venomfang (in place of the blue dragon). They will be level 5 at this time and I plan to adjust the opening encounter accordingly.
I am using Sildar and some other NPCs from Lost Mines in place of Governor Nighthill and Trensendar Manor in place of Greenest's Keep.
I am thinking about replacing the Monk Leosin with the druid Reidoth from Lost Mines. Implying that after the encounter with the Cultists in Thundertree, Reidoth does some digging into what they are up to. I am not sure if replacing Leosin is a good idea or not, perhaps Reidoth is a friend of Leosin instead and sent word of the Cultist activity in Thundertree and so Leosin travels to Phandalin to investigate?
I was hoping to get some feedback on replacing Leosin and maybe some ideas for other LMoP NPCs to replace other characters from HotDQ.
HotDQ throws some NPCs at you in regards to the council that the players have to deal with. The council members are noted leaders or important members so you might not want to change them. However, I don't see why not switching around the supporting cast. Having the druid get captured and needing rescue will likely strike the players as more noteworthy than just running across Leosin's apprentice to find some random guy. Dragon cultists were snooping around so it's implied in LMoP that they are there for the upcoming Tiamat storyline anyway. And having just finished the entire Rise of Tiamat storyline I cannot think of any reason you could not replace Leosin.
Sildar was part of the Waterdeep griffon calvary and is noted in the adventure as part of the Lord's Alliance so you could easily slip him into any of those Alliance sub-faction. Or have him be the Obi-wan of the adventure. Wanting to go to Waterdeep and see what's up but being too old to go it alone.
