I don't think most DM's would give a darn so long as what you wanted it to look like fit the setting and all. And if they say no, imagine it how you want anyway, not even DMs can force you to change your imagination!
Cosmetic changes are pretty easy to justify. Heck, you could just stuff the Bag of Holding into a more fashionable bag and call it good. However, making an item smaller does confer some mechanical advantages. As long as you aren't trying to make it small enough to conceal within the lining of a cloak, or something similar, then there shouldn't be an issue.
When in doubt, offer an in-game sacrifice to the DM; Either take it to an NPC for customizing, pray to your god, or burn a valuable resource while attuning.
As long as your changes result in engaging with the world in some way, an agreeable DM will probably find a way to make it work.

Kidding aside, this is a question for your DM. Personally I wouldn’t care how people wanted their bag to look, and would generally let them run free as long as the mechanics didn’t change.

Most I've seen are either typical potato sacks or a pouch/purse style, and figured they were made to suit. But beer sways my DM more than my patron, so I think im good to go! lol
That's the way we are playing it. Until I can find someone of adequate skill to cosmetically alter it, I am simply tucking it inside my Sporran as a "liner" (My character is wearing a kilt, well, cause he likes the breeze...lol) and whenever I open my sporran it is assumed I am reaching into the Bag. I actually like this compromise, because having it inside a leather pouch gives it a little extra protection from being snagged or ripped and if it plays out well I may not bother altering it.

I completely understand the functionality and purpose of a Bag of Holding.
BUT, can you alter its exterior appearance to suit your character? Does it attune to your characters "desire" to take another shape?
Say instead of an a-typical bag 2'x4', can it look like a Sporran, satchel, fanny pack...?

I don’t think most would change after obtained...but who’s to say they didn’t find it looking like that in the first place.

Just FYI, if you use prior editions and names as a guide, the Bag of Holding is strictly a sack, while the Handy Haversack could be a pouch or purse.
