Hey folks, loosely running Kingmaker AP from Paizo with 5E for my group. They were all in on the concept initially (hex crawl, kingdom building, etc.). We are running it all with monster race PCs as a goal to build an outcast society. They have established their own town and are building a stronghold. Now that we are at level 5, some observations:
1) They enjoy the story of building a kingdom, but have no interest in using kingdom building rules. I'm fine with this. Keeping the government and management of the town very story based and not mechanical in any way.
2) They never understood or cared about true exploration (hex crawl). They go from quest to quest.
3) Although I have been foreshadowing the BBEG pretty openly, they are starting to ask 'what's the plot? can you be more open about it?" (Asked for feedback and they are enjoying the game, but requested more plot)
4) So, what we agreed to originally, they really aren't interested in (hex crawl, kingdom building) and they appear to want some railroading or clear direction.
5) Should I scrap Kingmaker in large parts (or completely) and build up a strong plot outside of it for them to chase? Stay with Kingmaker and do something differently?
Things start to get more railroady after book 2. Pretty much could run Book 3-6 in rapid succession.
The plot points in the later books are more when you feel your characters are ready to deal with this.
I gearing up to run a modified Kingmaker / Curse of the Crimson Throne myself. I am just finishing up a campaign with Fey enemies so I am pretty much replacing all those elements with other things.
Thanks. This is helpful. We are finishing book 2 soon. I have been introducing a lot of fey enemies (not many choices in official 5E material), so should start coming together more clearly soon.

Taking some demon/devils and reskinning them can help to fill out the fey creature list. Cambion is a good example that would work well.

"I have found the answer to the meaning of life. You ask me what the answer is? You already know what the answer to life is. You fear it more than the strike of a viper, the ravages of disease, the ire of a lover. The answer is always death. But death is a gentle mistress with a sweet embrace, and you owe her a debt of restitution. Life is not a gift, it is a loan."
