Tl:Dr/ Just wondering if any of you have any tips for running PbP games?
Background: This is my first campaign as DM. I chose to run a PbP knowing it would be a more relaxed pace and allow me to get my bearings as a DM. We are running LMoP. However, we have come to almost a standstill. It has also been VERY slow, as in we are just getting to the end of the Red Brand Hideout area after about 3 months of playing. Now that I feel comfortable I am looking to speed things up a bit.
Rules I'm considering now: 1. Auto rolling initiative for all players. Just this one can sometimes take a full day to complete. 2. Running combat concurrently (everyone announce their actions for the full round and I run them in order), I know this will require some balancing for players that announce attacks on enemies that will be dead by their turn. Perhaps include an "if" statement for changing to the nearest hostile/friendly target? 3. Set marching orders unless announced. Always assuming the same marching order.
Do you have other house rules I could consider or even a guide with tips to speed up PbP games?

What happens if you step on a d4 barefoot? You take 1d4 damage.

Here's a PbP I ran a while back.

It's a pretty solid example of how I like to streamline the PbP process.
