Jade is very stealthy, but not as aware as might be - must be the unfamiliar environment. But your WIS / scouting rolls are easy so you only missed by one - about equally surprised as Whatever It Is that lashes out with a massive tentacle. You are about 20 feet away from the near rim and it moves very fast. Because you were so stealthy you do get to counterattack - but you also need to make a DEX save Target 13 or be grabbed by it.
The rest of you are 50 feet from the pool / 30 feet from Jade and all you see is the flash of motion and a snaky limb trying to wrap around her.

You can try cast elemental beast on a portion of the wall - the stones are small, so it'd be the top layer for a few feet rather than a single rock. It creates a beast made of (whatever element) with 10 HP, no bonus to attacks but 1d10 damage if it hits, that lasts as long as you concentrate

This post has potentially manipulated dice roll results.
Vrawl will try and cast elemental beast on the rocks. If nothing else it will distract the monster. "Earth father bring forth your minions to aid my cause, I beseech you!"
Several stones detach from the upper face of the wall, and pile themselves into something like an articulated inuksuk. Water starts to spill from the missing part - the gap is a couple inches below water level. It does not really maintain a consistent shape, they kind of flow and roll over each other. It can take actions next turn as it is shaking itself into life.

50 feet is in range - "far" is like a bowshot, over 100 feet in the open - but there is not really anything visible after Jade cut the tentacle. I will let you have that readied (with that roll and damage) for if anything becomes visible, unless you want to change.
And - do you have a guess as to what range of tentacles is? You just saw one for a second and it grabbed the closest of you. Your information - the ring is 30 feet in diameter and Jade was attacked 20 feet from the edge, and you are 50 feet from the edge.
MD has written he is swamped with life. I am tempted to say Gurag would charge towards Jade and get ready to hammer something, while using the Relic of Saint Myev to give Jade an Easy next roll. But I will wait to have the next thing happen just in case you all disagree or want a change

Gurag charges close to Jade, while offering a blessing of St Myev (Jade's next roll is easy) and bracing himself against the expected tentacle onslaught.
Which does not disappoint. An endless glomp of snaky arms starts boiling from the pool - much larger than the volume of the pool would seem to support. No central body is evident yet. Shrutsena's readied fire missile jets forward as soon as they appear. It hits an arm dead-on, but there is a "pssst" and the scorch mark is less than you would expect from a good hit like that.
Arms reach out for Jade and Gurag, seeming to ignore the animated rock pile. Again, DEX save or be grabbed. Jade's is easy (DC 10) due to blessing, Gurag's is hard (DC16) due to heavy armor.
Rolling for Gurag 20
The orc was clearly ready and jumped over a sweeping arm like skipping double-dutch. Despite a hundredweight of iron.
You all can take actions; the tentacles will act interspersed with your turns ((like lair actions))
Jade is entangled by several tentacles. Her sword arm is free but the other is completely trapped; her legs are partially free. The mass pulls her 10 feet towards the rim - at this rate she'll be it the water after next round. She can get a swing in right now though, and everyone else can do their turns too.
((the subtlety - Lightning Bolt says "no roll" and if they save they completely avoid the bolt. Mind Trap says they are stunned until they save (not unless) or d4 - so they are stunned at least one round))

"Be careful Jade" Vrawl' s voice is it's normal low rumble. "The elements behave strange around here. Don't get to close on your own."
Shrutsena nods as Jade heads out in advance, but tries his best to keep an eye on him so if anything happens, they're ready to respond.
Jade slinks forward, trying to be quiet and use whatever cover is available.

(Not sure how the ranges work, but 50 feet should be in range?)
Shrutsena raises his staff and sends a blast of fire at the creature, staying back where he is out of range of its tentacles for now.
