(I feel like I keep saying this FlayingMatthew but follow your heart. As a DM its ok if you kill us all even if its a bit unfair you are the god of this world. This has been an amazing fight and asking to change up the creatures stats in the middle of it is just slowing things down even further. I say think more carefully about what is being sent at us and try to calculate average damage. The average damage of the rag monster is 9. The only reason this fight is hard is because we are all missing so hard, but all the same we still have this if our magic user hits a firebolt or Laladak lands a chop. Lets just finish this fight and make adjustments later.)

The pile of rags is still Fighting.
The pile of rags uses it's action to wrap inside around Laladak. He forms a skintight layer around Laladak, covering him from head to toe, but leaving enough space for Laladak to breathe through his mouth and nose. Laladak is restrained, but the pile of rags isn't. The party no longer has advantage. Laladak can attempt to escape DC 13.
Laladak manages to escape the smothering rags and (I assume you would do this but didn't realize you had movement) moves so that he is flanking with Shadow.

Finish fight don’t change in the middle, if we die we die. It’s ok for it to be difficult and a challenge.

Shadow attacks savagely with his shortsword, but the pile of rags doesn't seem to be as damaged by the attack as it should be.
(The pile of rags is immune to critical hits so Shadow's attack did 12 damage)
