Although the harpy was able to resist Jack's Diss, its attacks this round were wild and ineffective. (Edit: Froskan cast Shield as a reaction in post 1173, so the club swing is deflected.)

(Are the harpies basically standing in a row, all 3 next to each other?)
(Froskan has his Reaction at the start of the round, and yes, Shield will just be enough to stop the club. I'll put the 3 HP back on.
As far as how they are lined up... Froskan could get in a position where all three of them are lined up, but would risk an Opportunity attack from Jack's harpy to get in that position. If he doesn't want the Opportunity attack against him, he could line up the H1 and H2 harpies. Or if you have an AoE spell, you could get the 3 harpies without hitting your allies.)

You don't have to decide on using bard inspiration until after the To-Hit roll. In this case, with a natural 20, you knew you would hit, so there was no need to use inspiration there. Since it was a critical hit, which doubles any damage dice, I think Reverie would use the combat inspiration for additional damage. So the crossbow bolt does 9, plus 2 for the DEX bonus, plus 6 for the bard inspiration. Since it was a critical hit, the dice used for damage (d10 + d6) are rolled again = 9 <- that was a mistake, should be 10.)
Reverie's bolt is a critical hit, doing 25 piercing damage. It lodges in the harpy's voice box. The H1 harpy (41 damage total) falls to the ground dead.
