Alton double taps Swin's hand and quietly says to Swin and Kef, "Be ready, things are about to move very quickly." He will then try and move up to be within 60 feet of both guards without getting spotted.
Regardless if he is seen or not, once both guards are within 60 feet of him; they'll need to make a DC15 wisdom save or be paralyzed for one minute. As Alton casts hold person, at third level and sing while casting, "You've gotta hold on and wait right there. It doesn't make a difference if you're ready or not. We've got a mission and here for a rescue. We'll take you all down!"

In response to the guards statement Darren throws up his hands. “You said to head South to town. Isn’t this way South.” He says his voice quavering and pointing towards the two guards.
(Assuming Darren wins initiative and isn’t aware of what the other characters are doing. He will take the dodge action. Believing his ruse to let the rest of the group move up/take better positions to be working still)
Balassar moves to the tower on his right and looks in the courtyard to see if there are anymore guards. If there are none he will work on finding a way up the town. If there are he will move closer to the guard in the courtyard.
Balassar sees another guard, who seems to be aware of trouble at the gate and is about to run towards him. However, he can only peek over the top of the wooden fence and cannot reach the guards up on their platforms; he draws closer nevertheless.
Guard 1 draws a crossbow and fires a bolt towards Darren; it misses (10 against AC) and he swears loudly.
Guard 3 runs closer, though still hidden to the rest of you behind the palisade.
"Gotta love it when a plan totally falls apart,"Swin says. She whistles to herself, activating bladesong (AC is now 20, thanks to Dex, mage armor, and this -- and her movement is now 40ft). She waves her hand over her face and her form slowly shifts into that of the guard she saw inside the compound, using firbolg magic disguise self. "This probably won't work..."she says, moving 40 feet toward the door at a sprint. In her best human man impression, she yells, "There's an imposter inside, get 'im!"
Well, it certainly works on the confused Kef, who will ready to shoot if he decides he's supposed to.
Guard 2 rolled an 18 on insight, so I think will just scowl and shoot at Swin: 17 against AC, for 10 points of piercing damage as a single crossbow bolt strikes through your chest, narrowly missing something vital glances off your magical barrier doing no damage.
At this point, Kef decides to shoot after all; he misses, right over the fence and away, harmlessly.
