(I was wanting to go through the gate as well but if we can’t easily open it then I don’t think I have enough movement to climb it this turn. Though perhaps Balassar and Darren could try and force it open together without breaking invisibility?)

All we want is his kidnapped friend," He points in the direction of Darren," and your boss Watermain. If you give us those two, we won't release the dragon to freeze you and your base in ice." He adds a little bit of magic to his words and directs it to Balassar, giving him some bardic inspiration. The next thing he says is directed to the guard in the left tower, adding a bit more magic into the words, "On a side note, did your mother teach you how to shoot a cross bow; or were you always a bad aim?"
(For 10 minutes, Balassar can add a 1d8 to one ability check, attack roll, or saving throw.)
Action: Casting vicious mockery at guard 1. DC 15 Wisdom save, or take 5 psychic damage and have disadvantage on their next attack roll. Bonus Action: Giving Balassar some bardic inspiration. Movement: Moves up 30 feet between the two guard posts.

The gate slams open, the wooden bar cracking down the middle. To any observer it appears as though Darren opened it, though in reality it was the combination of you both, plus a little aid from Alton.
So, Balassar still has his movement and bonus action. Also, anything different from Alton or Darren now that the gate is open?

Guard 3 sees the mirror image of himself in Swin, and gapes for a moment; then turns and runs into the building, shouting "Alarm! Attackers! Get on your feet!". He leaves the door open behind him, though it's hard to see inside given how busy you all are.
Guard 1 drops his crossbow and draws a mace; he steps up, and within range (swinging slightly down) to reach Darren's head. It's a bit awkward, given the direction and the wall giving Darren partial cover. The first strike hits (17 against AC) for 7 bludgeoning damage; the second misses (6 against AC).
(Steve, I’m assuming you ruled Darren as having half cover. If that’s the case his ac is bumped up to 16. To avoid being hit by the mace, Darren uses his reaction for arcane deflection. Which increases his ac by an additional 2. For a total of 18 AC.

Swing darts 40 feet into the compound, nearly running into an invisible Balassar, but swinging a bit north, aiming between the two buildings. Do either seem to have obvious cells or holds or pens or things that suggest a place they might keep prisoners? She calls out louder for Rhane, then turns back to the guard who swung a mace at her friend, flinging a fire bolt at him.

Then with her bonus action, she take a final Hidden Step and goes invisible until the start of her next turn.
Swin, there is no response from anyone called Rhane from either building. The building to the north is a stable; there's a single horse within, as far as you can see from where you are standing. The other building has few windows and they appear to be very dirty. Whatever's inside, it's not obvious from out here.
You fire flame at Guard 1, who screams in pain as he is engulfed, but manages quicky to pat himself down. He's hurt, but not critical yet. He's very angry, too.
Kef stays back and tosses a dagger; it's so far wide that it's impossible to tell which one he was aiming at.
Guard 2 is held by Alton, and remains so (saving throw was 7).
Darren rushes up to the tower where guard 1 is and gets ready to dodge another barrage of crossbow bolts.

Balassar is going to move behind the guard in the courtyard and just taps into his giant's strength beginning to prepare for an attack.
