I am trying to find meterial that can change its form like Shiftweave. But, instead of garments, I would like to weave armor together. I want to create armor that would esentially make the wielder like Erza Scarlet from Fairy Tale. If the meterial does not exist, are there any spells that would get he job done. I would want each piece of armor to have it's original stats and penalties. You would still need to be proficient in the armor but could use a bonus action to change when needed. Suh as changing to medium when stealth is needed, heavy armor in a fight against powerful foe, stunning armor only good for royal occasions, and still have the ability to change into your normal clothing. I haven't been able to come up any solid ideals on meterial or how I would even start to create a formula for the armor.
For a material, shadowstuff (I know, great name) might work. It's a material from the Shadowfell that can be manipulated by illusionists. It's this weird quasi-real stuff that can be used to make weapons or whatever really. It's also weightless, and highly malleable according to the lore. As for the actual abilities, that would be all home-brew (changing form as a bonus action, etc.).
Yeah, Homebrew off shiftweave. Something like 50g + cost of armor. Maybe 10g + cost of armor to add an armor and some other ritual elements to the process(maybe require a crafting npc).
I’d suggest making the time to shift from one kind to another take roughly the same amount of time as removing and donning regular armor. You are giving a character multiple suits of armor without forcing them to carry the extra weight, the time element will at least make them think carefully about which one they are wearing.
Sounds like something you can just hand wave. "This is a homebrew magic armor that changes appearance." Done.
Oh sure, changing appearance isn't a problem (there actually is armor officially released that does that), but the original poster wanted the armor to actually change form, with the ability to instantaneously change from Heavy Armor to Medium Armor, which requires a little bit more thought to decide how powerful or how rare it should be.
So I agree there should be a balance factor for the ability. The original poster mentioned wanting to emulate Erza Scarlett, I'm thinking charges that reset daily would match the feel but still have a tactical cost. Maybe the stronger the enchantment the more charges you burn(basic armor costs a charge, heavy armor costs 2. +1 or more per enchantments like fire resistance. Spitballing like 6-10charges a day and balance with use)
Doing it as a bonus action seems excessively swift. This should definitely be a full action as nearly every magic item ability is, and this is certainly an intensive one. I like the idea of using charges (with a portion recharged at dawn). Maybe allow it to be done as a bonus action once per long rest at cost of double the charges for the particular form you're shifting to.

There are a lot of great ideas here. I can understand the need for balance and will definitely intigrate something that prevents unlimited changes. I will get started on something Homebrew since there is no sure answers to me inquiry. I will post my finished results for play testing and modification advice. Thanks to everyone advice.

Uh... if it's just appearance you care about, there's Glamoured Studded Leather Armor... but other than that I think you'd have to homebrew something.

Or you can only change it at the end of a short or long rest.
I think this is the most balanced way to use this concept.
