A blaring shreik comes howling from a door that opens magically from a solid wall 30ft from the pool.
From the water emerges a Skeletal Horror, who shambles onto shore splashing furiously as he attacks the nearest creature, (again that's Walks)

From the ephemeral door emerges a figure with sickly pale skin, matte gray and green cabless of hair splayed wildly around her hideous face. Behind her trails a long segmented serpentine tail. Her eyes glow with a green light, casting dim light before her. She bear long wicked claws and four sharp needle like teeth. She carries an ornate longbow. On her ha d she wears a ring with a stone of bluish jade.
(I know DnD gorgon usually means the metal bull, but in this module, this character is known as a gorgon.)

Marlyth's Initiative: 19
Lizardlyth will strike at the Skeletal creature using her natural weapon and she makes a single claw attack while concealing Calner and Tauzan from the direct view of the Medusa-like creature.

The gorgon's howl subsides and in an unearthly voice she growls, "You've come to take from me?! I have nothing left to take! Fools. Now it is I who will take from you. I will have your very souls, as my soul was rent from me."
She approaches the pool of water and near uts edge, pauses to call forth a swarm of snakes from the darkness itself. She continues to slither into the water. But she does not submerge. Rather, she slithers above the water.
The swarm of poisonous snakes advances toward Marlyth, in her reptilian form, slithering around her legs and snapping at her scaly hide.
9 for 12 piercing. Marlyth, on a hit,, make a DC10 Con save or take 16 or half on success.

Tauzanruns over to stand to the right of Walks, drawing his khopesh from his side with his left hand. He makes an unarmed strike against the Skeletal Horror with his right hand while slashing with the khopesh in his other hand. Continuing to spin he makes another unarmed strike kicking with his foot. He keeps the khopesh at ready to defend himself if necessary.
Attack - Unarmed: 20 Damage: 7
Attack - Khopesh: 13 Damage: 7
Bonus Attack - Unarmed: 23 Damage: 8
Agile Parry - If you make an unarmed strike as part of the Attack action on your turn and are holding a kensei weapon, you gain a +2 bonus to AC until the start of your next turn, while the weapon is in your hand and you aren’t incapacitated. (Increases AC to 22)
Walks, grips her symbol and concentrates, bringing forth a blue/grey light that encompasses the party (except Marlyth - too far) with a Beacon of Hope.

Marlyth absorbs most of the damage in her beast form and automatically reverts to her natural form.
(@Wile_E_Coyote, Lizardlyth was right beside Tauzan and she would have attacked the skeleton. Do I get to retcon her action for first round since the bite action is not applicable?)

Round 1
Tabaqui will loose an arrow at the Skeletal Horror. He will also call out to the Gorgon, "We are not here to steal from you! We are here seeking information on how to defeat the wizard who stole the stone! We would return what is rightfully yours!"
I just put you all in a circle, except Walks who is near the water and you're all on one side so you don't get blasted by the gorgon immediately. If I was running RAW I'd rule that everyone was surprised in round 1, but I'm not. This is still round 1. I rolled the attack on Walks as sort of a compromise. Walks still gets movement, still gets action, just gets initiative rolled below the skeletal horror. This is a house rule; I do it because it makes sense to me.
I say all that because now that it's Marlyth's action, she has already been attacked by the gorgon's snakes who act right after her on initiative 18. Marlyth attacks in her normal form if she attacks. Where she is located is only complicated by the fact that she was already attacked by snakes. Reading things back, she should have been near Tauzen, but it's not so strictly worded that she is guaranteed to be right next to Tauzen. In 6 seconds she may have made it to Tauzen, but first a magic door opens, splashy splashy, bite bite and here we are.
TL/DR - No. It's still first round, her initiative is below the snakes, starting position remains the same.
