And I forgot that the Cloak of the Manta ray ACTUALLY grants a swimming speed, which by the rules mean you can ignore the melee weapon rule since you are considered "aquatic" while it is activated.  (There are also items that give you a swimming speed equal to your walking speed, such as the Mariner's Armor (DMG pg. 181.) This allows you move with all the additional benefits implied by having a true swimming speed.)

So, can we get any description of what this creature in the water looks like, or at least a general sense of whether we're dealing with a humanoid, beast, or something else?

Large creature, just floating there, waiting for something.

Does Ravager have any idea what this is?  Arcana check 9 rolled on character sheet.  (Want me to re roll here?)  And is that a human for scale behind it?

Just to summarize the different groups, is this right?

• Guile, Aegnor, Rog, and Vanja are about to go in through the secret door. 
• Bridgette and Ravager are underwater with a large unknown creature.
• Gema is entering the Town Hall.
• Kumiko and Zelgius are piecing things together at the Temple/prison.

Correct.  Kumiko and Zelgius (I believe) are still in the Sword Shrine area having their discussion.

Bridgette and Ravager's choices are to either to get out of the pool to avoid the creature, have Ravager pull Bridgette (making a stealth check) to swim around the creature outside of possible Darkvision range or to engage it.

You can  enter Agnir's room at the same time as Gema, since you are able to coordinate it telepathically... Rog & Bridgette are still within range of each other, but if he enters the room or she goes around the creature, that will move them out of range of communication

Ok, Rog could always hold back to stay 'linked' until we see how the two encounters pan out :)

Looks like Vanja will be likely first, but I think Gema, Rog & Aegnor's inits are still needed.  I assume whoever is first just opens the door to set the scene.

They are surprised this round, so no actions or movement this turn.  They can take reactions after their turn ends, but that is after Guile.  So I don't think counterspelling the Web is possible.
