“Would firing the outer buildings provide a diversion or draw some out?” Shrugs looking at the others. “Assume Trolkarl would be amenable to sacrificing some of the Ravenshield building to provide an advantage?”
I question sending Gneuman by himself. He could probably eliminate one guard but that would leave two to raise an alarm. I would prefer to send Gneuman first (because he is invisible and would be forced to climb), and he could attack when the heavy hitters bamf/jump up.
I just reviewed available spells. The only potential distraction I saw was Summon Fey. Not sure that would be a worthwhile expenditure at this juncture.
Now I am wondering about torching one of the out buildings as a distraction. Otherwise, guards have cover and can see us coming.

The outbuildings can be rebuilt. All of these structures are insignificant compared to the suffering generations have endured under Alamnal. That said, there may be things we can learn here about the nature of what has occurred. This understanding will make for a smoother transition to whatever happens next concerning the leadership of our people.
We will be facing a difficult foe. We don't want to handcuff ourselves by removing any options. Fire and chaos are useful tools, but let's also consider the potential costs in the situation. Knowing the magical interests of Nimnal, I would not be surprised if there were tomes or scrolls among any secrets remaining among his work.
But again, if the battle turns against us, we will take nothing off the table if our survival is at stake. But let's do it because it is the best option, not because it was an option.
Setting fire to the out building furthest from the lodge should have low risk of the main structure catching fire because the rooftop guards will see the fire and the well nearby will allow for a bucket brigade. That will divert resources and allow us to enter through the stable (hopefully) unopposed and unnoticed.

Following this they move around to the stable doors. Once again, they listen and hear nothing. The stable doors are barred from the inside.

You do not see any guards on this side of the roof. You could only see guards that would be standing along an East facing wall or tower top.
Is there space back in the trees for Hoid to jump straight up for a better view?
