Taking a minute to survey, Skiaceq sees that the guards are arranged in a circle facing outward, prepared for an approach from any direction, but with the majority of the guard being on the west side where the keep lies. They aren't circling, instead holding defensive positions, weapons at the ready. As you look, a flutter catches your eye, and you see that two urds, previously unnoticed by you, are perched in the trees closest to the cave entrance.
Go ahead and make a stealth check. I assume you're on the Western side currently?
Spike, Otto and Big Teeth were identical dwarven triplets, who'd joined the city guard together and served Greenest faithfully for years. In fact, they were due to retire next month. Big Teeth never understood how he got his nickname, since, being triplets, he had exactly the same sized teeth as his brothers. He tried to own it proudly, but deep down it always made him feel a bit self conscious. Spike and Otto carried battleaxes. Big Teeth used a warhammer, because he was a bit more bashful than his siblings. When the governor ordered them to accompany a random group of visitors on a mission to some cave in the woods, Otto could be heard to mutter under his breath, "I'm too old for this s***".
OoC: I won't bother rolling stealth for my guards, since we're already at the entrance. Go ahead and use the advantaged perception roll since if Delores is feeling salty and won't assist, Big Teeth will happily do it.
OoC: Hadn't seen your last post, DM, when I posted that. What stat bonuses (if any) should we use for the guards? And one for the group, or individually? Western approach sounds good to me.
Three stealth rolls in the spoiler:
Stealth (+0 currently): 412
The last one isn't displaying for me for some reason, so here's another: 1
This post has potentially manipulated dice roll results.
Skiaceq's head feathers ruffle when his eyes catch the urds. He looks to Delores and nods toward the trees, then casts a glance back to the rest of the group and gestures with his arm. "Their formation is airtight. This will be difficult."
A noise from behind startles Skiaceq, and he quickly looks around to be sure the enemy group heard nothing. Just to be certain, he snatches a small stone and hurls it across the clearing toward the river.
The foes don't appear to notice the sounds, as they go about their business as usual.
Since you noticed the Urds hiding in the trees, I can go ahead and share aneditable version of the map (https://www.mipui.net/app/index.html?mid=mykyuym44dp&secret=sf018og9z8m) Using Text or Tokens, go ahead and place your characters around as you see fit, with the caveat that there must be at least 1 tree between your character and any enemy.
Surprise Round Skiaceq Urd Right Red Otto Cultist Red Kobold 5 Kobold 6 Delores Cultist Blue Eadyan Lefty Urd L Kobold 1 Kobold 4 Big Teeth Cultist Brown Big Boss Cultist Black Spike
The situation will not be any more favorable than it is now. Seeing no benefit in delaying further, Skiaceq motions to the others to attack. Then he beats the air with his wings and surges forward. Weaving between the trees like an elk, he comes at the nearest cultist from the south and slams an elbow into the robed figure's head at full speed.
The man is killed instantly on impact; a painless death. Kicking off the body before it can fall, Skiaceq lunges into the trees and lashes at one of the hidden urds.
Unarmed Strike vs Cultist Brown: 15 Damage: 5, Bonus Attack vs Urd Right: 20 Damage: Unable to parse dice roll.
The Brown-cloaked cultist crumpled under Skiaceq's first blow, allowing him a split second to consider attacking a different target. The attack on the urd strikes true, and as Skiaceq pulls away, he sees his blow left a tear on the Urds wing as it looks at him in surprise, the attack having come out of nowhere.

Lefty, Red, and Delores approach from the northwest, near the stream. The two archers both aim for the winged urd to the north (not the one that Skiaceq attacked - the other one...), while Red springs from behind a tree to attack one of the kobolds (5) with his longsword! (OOC: Using the Guard NPC from Monster Manual for attack bonus and damage bonus.)

Pre-post for my guards, pending Eadyan's turn:
A split second after the other three guards attack, the triplets simultaneously charge from the west.
Big Teeth, evidently having a death wish, zig zags among the trees until he is completely surrounded by enemies and slashes with his shortsword at the urd that his companions had shot at [urd L], trying to finish it off.
Attack: 15 Damage: 5
The other two took off in opposite directions, Otto breaking left, then right, to engage the kobold [K6] behind Skiaceq in melee, swinging his sword backhand at its scaly left side.
Attack: 18 Damage: 2
Spike took a more cautious approach, breaking right until it had a clean shot with his hand crossbow at the urd engaged with the aarakocra [urd L], firing into the tree at the creature.
This post has potentially manipulated dice roll results.
Lefty's arrow glances off the arm of the Winged Kobold, a thin slide of red appearing where it struck, while Delores normally amazing aim fails her, her arrow flying harmlessly into the tree branches. With a solid swing, Red slices at the Kobold who is barely able to block the most likely fatal blow to the side at the last second with its dagger, a couple of the scales on the side of its arm being sheared off as the sword slices past.
Eadyan rushes toward the southern front, eagerly attacking an unsuspecting kobold with his mace. (Attack: 17 Damage: 6) As the kobold is still reeling from the attack, he comes at it a second time (Attack: 11 Damage: 8), and this time the blunt force of the club somehow cleanly rips the kobolds head from its body, sending it toppling with little surprisingly little momentum in the direction of the nearby cultist. Ignoring the falling body, Eadyan continues his charge towards the cultist, stopping right in front of the now terrified human with a triumphant cry.
Zigzagging through the trees, Big Teeth makes a might leap, stabbing the Urd through as it falls to the ground dead. Otto slashes at his kobold target, his sword sticking in its scaley skin for a moment before being pulled out with a wet plop. Spike's aim strikes true, his arrow piercing the Urd in the side. Both kobolds look severely wounded.
OoC: If Eadyan already killed K6, Otto would have attacked K4 instead. Also, I guess we were all assuming we had advantage on our attacks due to being unseen. If that's wrong I don't think it ends up mattering for anybody but Spike, who would have a 6 to hit instead of a 13 without the advantage (Red also goes from 16 to 15, but I assume that still hits).
Eadyan went after a different kobold. Skiaceq is up. Will update this with the turn order in half a second... I think I missed a couple kobolds in the first post. lol

With intense focus, Skiaceq's eyes scan the battle. A split-second is all he needs to determine the situation is under control, but that things may turn quickly if so many foes retaliate. Summoning a gust of monk speed, he slashes again at the urd, then swoops down from the tree to rake his talons through the kobold bleeding profusely from Otto's blade. He hits the ground running and drives a shoulder into Red's opponent.
Unarmed Strike vs Urd Right: 13 Damage: 6 Flurry of Blows vs Kobold 6: 9 Damage: 4, and Kobold 4: 22 Damage: 6

Red presses his attack against eh kobold in front of him, swing his longsword wildly as he admires the bird-man's skills.
Attack k5: 10 Damage: 6
Lefty and Delores again aim at the same target - this time the cultist wearing the blue hood. Their arrows fly silently through the trees, until Lefty's arrow impacts a low-hanging branch.
This post has potentially manipulated dice roll results.
Filled with inspiration from watching Skiaceq's prowess, Red strikes down his already injured opponent as Delores' arrow badly injures the blue hooded cultist.
The red robed cultist, seeing his allies in danger, rushes forward and takes a position in front of the their commander, slashing at Big Teeth with his scimitar (Attack: 21 Damage: 7)
Eadyan secures his mace to his side for a second, rushing forward at the confused cultist in front of him, his hands extended outward as a cone of fire leaps from his fingertips in the direction of both the cultist and his kobold companion. (Damage: 28, Cultist Save: 6, Kobold Save: 12) The two unsuspecting foes are burnt to cinders while three of the nearby trees burst into flames.

Otto sees his brother being attacked by a red robed figure, and charges in to help him, and both he and Big Teeth swing at the cultist with their shortswords.
