Incantis says nothing, playing the sagely mute. He cocks his head into a half nod as if to say "not exactly", and he casts minor illusion to conjure the face of the bearded man Incantis knows to be a higher-up. He also telepaths to the party. "Now!"

Not wanting to be left behind, Strix exhales, reminds himself that there is no wall and that really, there are no walls, it's all just energy at different rates of compression - if it turns out that there is a wall then instead there shall be no Strix and he will still pass through it. And so he does.
Feeling his allies rush to his signal and hoping that his opening response caught the guards off... well guard and unsure of how to respond, Incantis waves his hand, uttering an awful phrase that immediately slips out of the mind of anyone hearing it. The eldritch fragments of his illusion coalesce and fade from the material world to the aether as Incantis splits his mind in two. One half contacts Dekhan, as the paladin hears the now-familiar cosmic harmonies of bardic inspiration. The other targets the furthest back guard as Incantis casts mind sliver.

Scupper, Dekhan, Varinth and Strix, you all stand in the basement room of an abandoned house. Incantis disappeared through the illusion of a wall perhaps two seconds ago. You have heard voices on the other side challenging Incantis, and heard his telepathic command: "Now!" You have not had time to move or take any action since.

Scupper uses a move action to change from bow to rapier. Cunning action to dash up alongside Incantus and sneak attack the one in front of Inky (man 2)

(I'm not sure what you mean by using a move action to change from bow to rapier. You can drop your bow as a free action and then draw your rapier as your one interaction with an object, I think. So you're fine, except the bow stays on the ground back where you were.)
