Thwack spends time examining the ring before he finally falls asleep. (It's a ring of free action.)
It is the dead of night. The storm is beginning to wind down, although the seas are still very rough outside. Dawn is a couple of hours away yet. Everyone except Peri and Gerrard has had a Long Rest (barely - it was far from a restful night. Peri and Gerrard benefit from a Short Rest only.)
Gerrard is preparing to wake Boko for her shift. Gerrard: Make a Perception check.
Gerrard was resting at the exterior kitchen door but moving around restlessly during his watch, but after he heard the noises he has been walking around waking people up. If he has time, he has pulled his dagger and set it alight. Once everyone is awake, he will probably be close to the door through which we hear the intruder noises.

If you weren't awake before, you are now. The sounds of dull metal weapons ring out as they smack against the barricaded door leading into the kitchen (the door from 7 to 12.) There are no voices, no shouts, no grunts nor roars – just crusty-sounding weaponry against wood, as something or someone tries to smash the door to pieces. The door won't last long.
There is little left of the door (and bookcase) now – the intruders have effectively (if barely) bashed it down in one round. They will be able to enter the kitchen next turn.
Gerrard gets a direct look at what they are now facing: six or so barnacle-encrusted corpses, carrying rusted longswords and scraps of leather armor. Starfish cling to their wispy beards, and their evil rage is visible in their bloated gray eyes.

Peri's Initiative: 13
((Questions: did they hack through the table as well, or will it keep them bottle-necked in the doorway? And did Thwack ID the other rod before falling asleep?))

Thwack
"Yapp!!" Thwack jumps at the aggressive door knocks. "Who's there?" He quickly realises that his companions have weapons drawn and launches into a fighting stance spinning towards the door.
Peri and Boko may act first. They are indeed bottlenecked a bit by that doorway, as are you. They have smashed the bookshelf to splinters in the scullery.
(My understanding: The butcher block and the table, backed by the two magical rods, were used to barricade the exterior door of the kitchen to the south, not this door. And the second rod was identified upon trying to use it.)
"So much for clever then. Time to fight like badgers!"Peri conjures faerie fire into the outer room, hoping to light up as many of the rotting attackers as he can. Then he moves to take up a position along the wall just south of the shattered door and prepares to parry attacks. ((1 Ki for patient defense (Dodge))).

Boko is happy to sleep and recharge - she will take the last shift.

Boko would wake on her own after 6 hours and ready herself for her shift…
It is the early hours of predawn and everyone except Gerrard is asleep.
Gerrard mistakes it for thunder at first, but then he hears something at the front of the fortress. Banging. Then footsteps.
Multiple intruders of some sort are in the Scullery (7) before Gerrard even realizes what is happening.
Peri (sleeping) should make a DC10 Deception roll, to see how well he disguises the kitchen door.
Gerrard may act.
Gerrard:
Moving quietly, Gerrard wakes up the nearest party member and heads towards the next sleeping one, whispering, “Intruders in the keep, be ready.”

Qivys would have taken a spot in the NW corner of the kitchen.
(Thwack, who fell asleep, was in the middle of the room. Presumably in the way)
