One of the options for a power that could create a fathomless warlock is Merfolk Demigods so its not a stretch to say Triton ancestors could do it, as long as the relevant community of Triton have some sort of ancestor worship or such.

So if that’s the aim of my patron, could the pact make my character appear more fish like? Also how long would it be reasonable to take for my character to change enough to be a level one warlock, or convert an npc in a campaign?
It'll depend on what sort of base race you are starting off as really, just keep in mind that Koa Toa and Sahaugin are fish like and rather adversareal to tritons, merfolk and other denizens of the depths, additionally Aboleth and such are fond of transforming others into Deep Scions and Sea Spawn which means any mutation or change of appearance, however cosmetic it may be, might also cause a certain amount of fear in others.
But having said that, if you are starting off as a race without the natural ability to breathe underwater than gaining gills as part of being a level 1 fathomless and have that represent he ability you gained to breathe underwater is ok to me.
Timescales would need to be between you and your DM, if you are starting a new character then you just need a backstory to reflect the why/how and when of you making a pact, if this is a multiclass for an existing character then you need ot have a reason why you are going to reach out to these tritons and ask for their aid or why they have reached out to you to ask for your aid.
I can come up with a couple of ideas for backstory if you want them.
Agreed, if you are wanting physical mutations that could all come from making a pact with the Fathomless, or in your case the Demigod Triton. I don't see why you can't assume the Fathomless character block if you were to accept a pact with most water based Deities or Elementals that could grant this gift. It makes general sense and can tie well into many backstories based off these assumptions.
Now for the time table question your are bestowed powers or gifts from a Deity. One could assume that the moment you strike the deal that is when your 1st level in Warlock begins. If you want to space it out for dramatic affect, that is something your DM could do as well. If you want to flesh out the story a bit, your DM could have you encounter other Warlocks of Triton, which could be a moment of Rivalry or siblinghood in your interactions.
Altogether this sounds like a great idea. I hope you enjoy trying this mix out.

I am not sure what my Spirit Animal is. But whatever that thing is, I am pretty sure it has rabies!
So my basic idea is a dwarf family who have no mine of their own have built a boat with a crane that grabs objects from deep in the ocean. My character pulls up an icon of a triton Demi god who is angry that he has been awoken. My character explains that his people are gone and the deity gives him gills and a swim speed to prove it. They then make a pact for my character to recruit people to repopulate the deity’s kingdom, and to find any information on what happened to his last subjects.
That souhnds like a good background to get on with and gives you a reason to go adventuring and it'll give your DM a few options with plot hooks etc if they want to run with it.
