12ft tall jet black oval shaped rock. Flies around the kingdom planting seeds of disaster. The players know its next stop is the capital.
This is what happens when I try to improvise during sessions. It got completely off the rails and I now have a new BBEG. Please help me come up with ideas as to what this thing is.

When in doubt throw the naked, fingerless, thief that you’ve been keeping in a sack and feeding rotten squirrels to into the fireworks tent hoping that it causes an explosion.
What it doesn't read as is a normal fight. Could well be a puzzle boss, or a skill challenge (get X successes in stopping it within Y turns, at which point something bad happens.)
They don't have to kill/destroy it at this point, just drive it away.
Could be a beholder. Just re-skinned as a big orb. Your players might figure it out eventually as it starts shooting its beams, but it could take them long enough that they don't realize what they're up against.
It's a space dimensional probe! Unmanned, clockwork driven, powered by crystals. It's equipped with a Chaos Amplifier, which greatly increases randomness, uncertainty, impulsiveness and so on. It's from the Far Realm (or anywhere else you like that's chaotic), and it's mission is to improve upon other planes of existance. A benign mission of friendship - only from someone who sees utter chaos as an ideal to be spread around for the joy and enlightenment of all.
It can be convinced that this isn't what everyone wants. It will find this puzzling, and will return home to report on this disturbing development.

Blanket disclaimer: I only ever state opinion. But I can sound terribly dogmatic - so if you feel I'm trying to tell you what to think, I'm really not, I swear. I'm telling you what I think, that's all.
It's a probe. The seeds it plants are both message and area preparation. In an area near the impact zone things are changed - fungal, radiation, negative energy, necrotic magic, whatever. Creatures can choose by accident or design to undergo a transformation accustomed to this zone.
After enough areas have been transformed, the mother stone comes.

The egg of an elder god that chose not to hatch. Instead of developing tentacles and claws and such, it was able to grow in psychic and magic power.
An ancient imprisoned being. It is trapped in the stone, but recently it has grown in power enough to move about on its own. Once it has spread enough destruction and chaos it will be able to free itself from its imprisonment.
An alien probe is sent to weaken the planet and learn about its inhabitants before the mothership arrives and there is a full scale invasion.
It is the sentient seed of a chaos tree. It is testing the soil, and once it feels ready it will plant itself and grow into an eldritch horror tree.

I like this one a lot. The rock has already created a giant electric brain and a lava volcano spirit so it sounds very chaotic. I’d imagine it’s more of a seed pod that spreads chaos wherever it goes.

A fortress, a portal, the avatar of a god...

It could be a sphere of annihilation.

Nice. You all are much more interesting than my re-skinned beholder.
