(I feel like I missed so much and I think Progo just lost his opportunity to assassinate the creature.
So just to clarify what's happened Did Fred have the conjured snakes attack in the first turn? Mara cast magic weapon on Progos raiper (only non magic weapon he has). Thalrons activated the sword and attacked. Are we in a surprise round or is it the Thessalhydra's turn?
Progo doesn't have the moment to assassinate with the raiper (his best option) but if he shot it, would he still get the assassinate feature with his low initiative?)
If Progo can beat that Perception check from the Thessalhydra, I’ll let you take a Sneak Attack before the round starts.

He sneaks forward a bit (the contest with perception) low to the ground, then all at once, Progo dashes forward, raiper raised (BA dash) and stabs down into the snaked creature:
Attack: 20 Damage: 6 plus crit 6 plus piercer feat 1 plus savage attacker racial feat 2 plus sneak attack (3d6) 2 + 2 + 5 +4
First damage roll less then 3 or lower will reroll damage 7

You spring forward, lashing out. You strike and stab through the first thing you see, which is the neck of one of the serpent heads. The thing is caught off guard and your adrenaline and rage cut right through it, severing one of the heads completely. The head flops on the stone floor like a fish out of water. The entire mass howls and roars as the beast raises itself up and turns its fury toward you.
You now are able to see the now 7-headed beast has a gaping maw ringed with teeth in the centre of its serpentine heads that drips with acid. It’s strong tail ends in a deadly crab-like pincer.
((So we've just finished the surprise round where Thalron and Progo's stealth checks succeeded and they got those hits in, and now it's the first normal round so Thalron gets to go again, right?))

No, only Progo got to have a “surprise round” since he’s a rogue and he beat its Perception check.
