(I was assuming those were readied actions as Thalron was reacting to Fred's attack and Fred was waiting for Progo. Sorry if I messed that all up trying to Progo close enough to make his attack.)
Mara forgoes stealth roll and gives advantage, which Thalron accepts and rolls a 19. He declares that he will spend his surprise round dashing, launching the dancing sword as a bonus action, then expressing that he would like to rage after the surprise round.
Fred amends that he will go after Progo does
Progo asks for clarification, gets to roll a stealth check as well, rolls a 17 and gets assassinate.
DM replies to Thalron's surprise round (that was posted an entire half a day earlier than Progo's) and shoehorns it into his normal turn.
Please forgive me for being a little forward, but it's been 42 pages since our last long rest. That's six cave chambers and one demogorgon fight ago.
Mara's bag of tricks is down to one spell slot, even after Arcane Recovery and Pearl of Power.
I'm glad our assassin got to do his thing. But if our barbarian, AKA the only one fit to hold Sir Tristan's sword isn't allowed to rage before the monster has a turn, I'm very worried about us and all that we've been through.
Again, I'm sorry if this sounds a little rude and standing firm about this, but but it's very late where I live and I feel this is now or never for our little party!

I’m pausing the time a little to give you the opportunity to shoehorn an action in. I took everything that Mara did as an action before initiative so therefore it didn’t use up a turn for her. Hope that makes sense.
I think my proposed events of held actions until Progo sprung his attack addresses the issues of the attacks getting in during the surprise round that the Thessalhydra wouldn't have an turn in (Mara was usimg help action to not blow the surprise). Now we are in a fresh round 1 starting with Thalron.
Fred stated he intended to wait for Progo's move, Thalron went off of Fred's action. I think narratively this makes sense and gives us the sliver of hope! Progo's screwed now that it's up, and mad, and right next to him...

I'm asking for our barbarian have his turn now. He even rolled higher stealth than our rogue when you yourself asked us "If you are trying to take it by surprise roll Stealth"!
But if you have your own reasons to not want to grant this I'm fine to proceed as normal.
Fred will sign in the air ancient glyphs and around the beast appears eight (8) giant snakes which attack the beast. After that Fred closes his eyes and transforms into a Dire Wolf. He also moves up to beast reading to attack next turn.

If we proceed as normal: Mara will move 30 ft forward and will cast the cantrip Chill Touch. To-hit: 24 Damage: 4 necrotic
Since I forgot, Mara's butterfly familiar will join initiative: 4 (next turn, I suppose)

I don't belive Fred or Thalron had the movement to get all the way to reach the Thessalhydra, just Progo, the sword and snakes.
Absolutely correct. Thalron with his dash could only cover 70 of the 80’. So, Thalron is 10’ away but Dancing Sword is within 5’ of the Thesselhydra.
