Okay, Kyu can go or we can start working out this block system. I'd say Kyu and Ironwall finish up then the spiders, then we start the new round/block.
Kyu: There is one spider at the tavern door now, it is already wounded from the rooftop/Vappa and it is now hunting for prey down here. The two others are around the corner of the tavern outside, they have the 3 militiamen trapped in between them. Across the room from you to the door is about 15'. To get to the alley it'd be about 30' total. You just witnessed a half elf woman blasts some green energy across and scorch a spider..

Kyu strides confidently out of the tavern pulling a knife out of his robes. Then, he moves into position and launches a ball of acid at the nearer of the two spiders who are blocking in the men in an attempt to allow them to run free. He casts chromatic orb
Chromatic (Acid) Orb: Attack: 23 Damage: 14
Then, he steps back so that if the spiders rush him, they will run into the fighter first.
Another idea. If we are doing group initiative, why don't you roll the initiative for the monsters and our group using an average modifier (probably around +2-3). That will save a lot of time so that combats can move quicker and we can have more impactful posts! (I think I REALLY killed that spider!!!)
Also, Nox you got a Natural 20! You roll another d10 and add that to the damage.
Good call on that natural 20! Do some extra damage there Nox.
Kyu: You walk out the tavern door, the one that was scorched before has crawled back on the wall, you pay no mind as you blast acid at the nearest spider in the alley, it erupts in a splatter of goo! The second spider also takes some residual damage and now leaves the militiamen to flee as it charges you!
Ironwall is up last, then we will start with the blocks.
Ironwall: A spider looms over me, sneaking down behind me as I exit the tavern. Did I let it in? I tighten my grip on my axe. It tries to open the door but cringes back before a shadowy elf emerges, weaving a colorful spell at the spiders down the street, utterly destroying one and singing the other. I nod at the elf, grit my teeth, and charge the remaining spider with my battle axe.

Ironwall: Unfortunately this spider's unnaturally tough armor is just barely too hard for that attack.
Now, everybody has gone.
Spiders are up.
The one Ironwall just attacked will retaliate. Bite:12 Damage: 8 Sorry, Ironwall is not hit. The other spider is charging at Kyu! It reaches him quickly and also goes in for a bite!: 22 Damage: 9 You must make a Constitution save.
Piercing. You fail the save! You take 9 poison damage now. If you are at 0 you are stable but poisoned for 1 hour, even after regaining hitpoints, and still paralyzed while poisoned.
I actually have another idea I'd like to propose for initiative. Popcorn method.
Whoever goes first picks the next person/party to go. Whoever is last has the option to choose themselves as first for the following round. Sound alright?
If so, the Spiders choose themselves to go next. They attempt a full retreat and provoke attacks of opportunity from everybody who is in range!

I went first, decided the one spider wasn't worth fighting and that was my turn, was about to help with the spiders down below but I'm after iron wall.
I will fire a shot from my short bow, moving in range if need be, 80ft, ATK: 14 DMG: 6
plus 6 DMG if there is a non-incapacitated ally adjacent to the target through Sneak Attack

sounds good to me. lets finish with everyone who hasn't gone yet, including iron wall, then start the blocks with the spiders
we could use the average of each groups initiative to determine block order
