The statue stands 25 ft with enormous shimmering ruby eyes.
Easily keeping up with the slow moving statue, four lizardfolk shaman guards emerge from the secret passage just behind the statue.

Also, I just want you guys to know I'm running the module straight from the book, just with PCs starting in different places and making an insane convergence event unfold. And, yes - there really are this many lizardfolk guards, there's an explanation for why the number has been recently increased if you talk to the right NPC.

I made it a 3-tier structure: (3, 6 and 9ft) but, given that a big statue just wandered onto it, I'm saying it broke under his weight and so now you've got some rough terrain around him. It's within 30ft of his current position as indicated by the larger circle.
Edit: The area where he is standing is flush to the ground, having collapsed. Mechanically, this is more important for him than it is for you, since he is not using the squeezing rules to inhabit a space 14ft high. If he moves left or right, more of the platform will collapse as he wades into it.
The smaller circle represents the statue's 10ft reach. According to the stat block, he is considered size large.
Etrigan, Huarache and Echo are within the 30ft rough terrain.
The 4 shamans stand against the wall on the remains of the dais, so they're 9ft up but accessible by 'stairs' (shorter narrow platforms of slightly greater width than the dais). Depending on angle of attack, ranged attacks may have partial cover due to the big statue potentially between the shaman and the attacker.
Stairs are the way you came in. Sam has seen the room at the center top. Some PCs know the river is to the left/west. Lighting is ambient from torches along the walls. Floors in just this area with the vaulted ceilings are marble.
Go ahead and post actions, I'll write monster actions "tomorrow" (Wednesday) - posting order is not mechanically important within round, so feelnfree to post or hold to see what others do. Ideally my intent is to have PCs post actions and then monsters, but I may have a free chunk of time to post and that's just where it will be. I am a bit busy this week - sorry for the limited responses per day lately. Should be a bit better next week and much better in July, I hope.
Edit: I realize the grid is hidden and not labeled. You can just eyeball most things, this is why I included the two circles to help define scale. The room is about 60ft N/S x 90ft E/W.

After getting out of harms way he grabs his rod gestures with it and utters a short incantation and a bright streak flashes from the rod and then blossoms with a low roar into an explosion of flame engulfing two of the shamans.
Moves 30´ north and casts fireball centered on the southwest wall. Should be able to affect at least the two westernmost shamans and perhaps the statue. Damage:20 dex save 17 for half damage. (well that was underwhelming :-P)
(OOC: Oof this was a lot to take in. Etrigans primary goal would be not getting squashed by the animated statue, but as I get it if we lose intiative he will be squashed before even being able to react to the enemies just entering the room? It seems unlikely that the statue, not to mention the shamans, would have come this close to the rather cautious Etrigan without him retreating much further, using teleporting magic if need be. As I got it the statue would move at half speed squeezing through the 20´secret passage which would likely take it at least more than one round, and then the shamans seems to have moved in behind the statue through difficult terrain. Also I´m new to this system, but isn´t it hard to describe actions not knowing the positions of your enemies once they take place?)

Yes, most lizardmen had shields made of natural materials. It's +2 AC and pretty easy to break. It is spiked and technically a weapon, but I dont think you plan to use it as such.

Leann was heading to the kid in the room north of the main room, the statue is coming in from the south. I don't think Leann can cover that distance for melee attacks without some other effect. I'd rule dash would get there in time to melee this round.
Huarache looks up at the statue. "Well, that's not good," he mutters as he pulls a small battery out of his satchel and inserts it into his hammer, casting Branding Smite for an extra 10Radiant on the next attack that hits.
Huarache barely manages to toss some metallic powders into his flaming warhammer, creating a small wall of fire that acts as a Shield. Is he in the fog cloud?

Id like to pick up a shield then charge the statue I have a 40’ normal movement and improved long jump. So I’d like get as close as I can to it. I’ll dash if I need to. If not I’ll attack.
