Scupper's shortbow attack takes the third bugbear in the side, and it howls.
At the same time, Zoria rushes up in pursuit of Scupper's arrow; when she reaches Bugbear Three she takes an attack with her warhammer:

There's a massive ringing sound as the warhammer hits the bugbear's metal shield. It reverberates through the area for a few seconds before dying down.
At the end of their turn, the two bugbears on the stair, Eyepatch and Bugbear Two, both take 5 HP damage from the burning oil.
Round Two:
Group A: Strix, Varinth, Scupper (in any order)
Group B: Dario first, then Eyepatch, Bugbear Two and Bugbear Three, in any order. The bugbears are no longer surprised now that their first turn has ended.

Strix, your spear jams into the bugbear and pushes on through, out the other side. You didn't hit anything vital, but it's a bad wound, and the creature is only barely hanging on. Your second strike clips its shield rather than hitting anywhere useful. You feel a sharp pain in your hand from the blow, but nothing of consequence.
Scupper, your arrow hits the wall and clatters to the ground near the bugbear's feet.

Dario takes aim once again at Eyepatch, but misses.

Eyepatch attempts to move up the stairs to engage with his attackers, but his feet find the caltrops. DEX save: 5. He avoids at the last minute, growls, and takes off. He sees the large, armoured Dekhan, and roars in anger, something in goblin that you guess is a curse word. He has taken the huge morningstar that was hanging from his belt, swings it in a long arc towards the paladin:
Attack: 23 Damage: 13
Dekhan, without your shield, the massive weapon crashes into your exposed arm and continues on, driving into your chest and bashing you against the wall. It's a terrible wound and you're not able to keep from crying out. Though you are still on your feet, you feel like you are barely holding on.
Bugbear Two attempts to follow his leader.
(Zoria, you get an Opportunity Attack on him as he moves).
He notices Eyepatch avoid the caltrops, and is able to do the same. DEX save: 12. He is also able to get into position to attack the wounded Dekhan, and grins as he lifts his own morningstar high:
Attack: 20 Damage: 13
Dekhan is still staggering from the first blow, his movements shaky, and it's just enough to confuse the bugbear whose below thuds into the rock wall instead. The bugbear growls, and says in common: Next time, meat.
Bugbear Three, who has not reached the oil and caltrops, turns to face the centaur who has attacked him. He also roars something in goblin, and swings his morningstar at Zoria:
Attack: 11 Damage: 15
It misses. Just. Zoria, you get the feeling that this blow would have knocked you out in one, if it had connected.
Zoria, Bugbear Two is busy avoiding the caltrops so your warhammer catches him unaware, clipping his thigh as he moves away. He's looking pretty hurt.
Dekhan and Incantis are up.
Don't worry about the red banner - I get what happened. RAW appears to be that you can't sheathe and draw a weapon on the same turn with both as 'free' actions. But you can attack first and then cast shield.
I vaguely recall seeing Sage Advice that you could put a weapon away, cast a spell, and then draw it again, but I can't find it at the moment...
No, the oil on the stairs is on fire and hurts anyone who ends their turn on it. Both Eyepatch and Bugbear Two took some damage - I think I forgot to narrate that, but I did count it, it was 5 HP each. But the oil does fire damage, it doesn't actually set them on fire. And it only lasts two rounds, so it's about to die out. 10 HP is pretty good damage for something so cheap, though.

Aigh! My first shot was a crit. Ah well. Scupper combat luck is absolutely a thing. It's just not good luck.
