"we've got less than an hour to surprise the guards on the way out" (stealth attack by party if desired) "be ready"
Do we go down the road and ambush them near 1 on the map where the road comes down the hill and goes through the forest or do we do it further north near the cross road near old kellars house?
I think we should ambush each group of guards one at a time. Small quick incursion. Drag the bodies out of sight.
There looks to be enough cover between each of the exits, depending where we encounter them.
where abouts were you thinking? at the castle entrance or closer to town? or ambush then fall back, ambush again, fall back again so they never know where we are going to be?
1. Head to Albridge with the cart, let those escapees who want to rouse their families and follow the same route to Albridge.
2. Let Santo and Sturven escort the cart to Albridge, party to fight delaying actions to give villagers time to pack and leave - or get ready to make a stand if that's what they want.
If 2. then options are:
a. make a stand somewhere in a location where they can't all come at you at once.
b. fight hit and run encounters, similar to the Battle of Albridge. They are likely to be in squads to search for the escapees and those who freed them.
c. head back to the Keep and take out those there first - likely to be the leaders - then mop up the rest.
If you can kill enough of them, especially the leaders, the others might attempt to flee back south or surrender.
RL votes for option 2, also see how many villagers are going to stay to fight as to which we do out of a, b, c. Preference would be b,c or combination there of. wait in ambush for the leaders to come out even if its in the middle of a group. what does everyone else want to do?
My only concern with 2B is our spellcasters are already tapped out… would the riffraff wear the rest of us down before we approach the leaders? Is there an option to bypass the plebs and target the main foes?

RL has 1 first level, 3 second level and 2 third level spell slots left, about half spell slots are gone

An appropriate amount of sneaking and scouting should help find out where the leaders are.
There's a few members of the rascal network in Harken, you could get them to help.

Esa only has 1st level spells and Cantrips left. But if she keeps her distance she can still help
Esa asks to borrow ink, paints and spare fabric from everyone around her. She lets the others plan the next move, in the mean time she begins marking up Leth's face, giving him war paint and scars and generally making a mess of his appearance. She uses scraps of fabric to tie and pin to his existing armor and clothing. She tells him with a smirk he will not look pretty, but he at least shouldn't be recognisable. She then tells him that if he accepts, she will stay with him and attack from a distance, both to protect his identity and to provide ranged support.

Leth grins, his white teeth standing out against the painted mess of his face.
"I think I have hope for myself for the first time in a long time."
So where are we starting and does RL have time for a short rest before we go into battle?
Do we need to break through any guards to get the cart and the refugee out?
Short rest is doable. The Iron Circle seem to be taking a while to get their act together.
No, the cart is going along a farmers' track, bypassing the roads. It will be slower than the road but safer. Are you telling Santo and Sturven to leave with the cart and the Baron and his family, and any escapees that want to go now?

2B would be the Squirrel Tactic

any willing to fight? will Roderick the brave?
They are sneakers, not fighters, they might if they have overwhelming numbers. But they are definitely not warrior types.

Sneakers might be what we need. Augustin is full bottle and ready to eat fireballs. He is....toey.
His eyes keep darting back nervously to whatever is in the woods.

RL looks at everyone, 'so are we ready to do this?'
