The winged demon, latched just above the party's heads, lunges down striking directly into the middle of the group, biting at Stool and clawing at..

Round 2:
Eldeth and the winged demon both act at the same time.
The winged demon attempts to strike the same targets again...

... Stool is severely injured from the bite and slumps unconscious in Wolena's arms. The talons get past Krizzibond's defenses and scores a deep bloody gash, sending Krizzibond reeling.
(So this will pretty much be Demon, then everyone. To speed this up, feel free to act at any time, no need to follow an initiative order once the demon has played it's turn. I'll get a map as soon as I can tonight. Right now it is above Wolena's head, so in melee range of Xilyrah, Wolena and Krizzibond.)
Sarith, Xilyrah and Tozer (or willing characters) can be shoved to rearrange the marching order. Moving through them is still considered difficult terrain. (Example: Narstin can step past Xilyrah and Sarith and shove them and Derendil can step past Tozer and Krizzibond, so the order goes from:

Beegred would like to get into melee range (slightly better AC than most), but it is too clogged back there. He will step 10' further away, to make room for others to move around. (Wolena is probably trying to get Stool out of there.) He also prays that this isn't a strong enough demon to resist non-magical weapons, because that will make things even tougher.
Bonus action: Hunter's Mark, followed by a short bow attack, and a Dread Ambusher attack (first attack action only).

(Sigh... Crappy rolls to start, never a good sign.)
If Sarith is prodded into action somehow, he will cast faerie fire (DC 11) overhead, to only affect the winged demon.

Eldeth takes a step towards the demon, pushing Rodolfo behind her. Then she looks at her nearly empty quiver and draws two arrows. The first hits the torso of the demon, but Eldeth doesn't get the expected reaction from the demon. Her second shot flies through a wing and doesn't appear to harm the creature at all.
Krizzibond furiously retaliates and slams his maul into the demon's neck but he also notices the demon isn't as hurt by it as a true flesh and bone creature would have been. Drawing deep within himself for a long battle, Krizzibond taps into his reserves.
Beegred steps back several steps to make room for others to flee the demon and shoots twice at the dark form. He watches his arrows disappear in the wings of the creature, who doesn't even flinch. (That's just flavor, you missed.)
Update on the marching order after those plays. Each number is 5 feet:
Rodolfo launches a wave of magic missiles at the demon, landing 3 solid blows to the torso and the demon staggers from the impacts as expected. Rodolfo then steps back 15 feet as Krizzibond yells, "RUN!".
Ignoring Krizz's yell, Derendil shoves his way past Tozer and Kriz to slash at the demon with his claws.

Narstin picks up the unconscious Stool, casting Cure Wounds (for 13 on the little mushroom as he does so, then backs away past Jimjar, following Beegred.
Derendil the gold elf seems to fade as Derendil the quaggoth growls and shoves his way past Tozer and Krizzibond, then lashes out at the demon. The demon sees the quaggoth coming and is prepared enough to avoid the blows.
Narstin picks up Stool, casts Cure Wounds and moves up to Beegred. (Double movement cost to carry someone during a battle).
I'd say that Jimjar throws one of his poison darts.
Attack: 21 Damage: 6
If he hits, target rolls a DC 12 CON save or be poisoned for a minute, with additional saves at the end of each of its turns. (EDIT: Crap. If this is a Vrock, it is immune to the poison condition.)
If Jimjar is out darts, he would slap and/or shove Sarith closer to the demon. ("Bet you 1 GP that the demon kills us all before we kill it, unless you start helping!")
Jimjar flings a dart at the demon and it sinks into its neck. Once again, the demon doesn't react as expected by the impact of the dart.
As the demon bites at Sarith's head, the imminent danger snaps Sarith into action, who looks up and casts Faerie Fire above the demon (does not catch the party in the effect).
The demon has to make a DC 11 DEX saving throw: 22
The Faerie Fire effect doesn't seem to stick to the demon, but the walls around it are glowing.
Eldeth will slap Tozer across the rump with her bow in an attempt to get him motivated and move back towards Rodolfo. (I believe you said it was an action to spur on an NPC to fight)
Krizzibond will once again swing his maul at the demon overhead

Then use his action surge to swing at the demon again

Rodolfo will gladly step out of the way, in fact moving back another 15 feet to give others room to maneuver while still keeping visual of the demon.
Magic Missiles fly towards the demon for 15 force damage.
Xilyrah and Sarith stand there in a stupor, waiting for those in front to advance.

Wolena takes the Dodge action and attempts to move past Narstin, shuffling everyone down one.
