I was wondering what other people have done to make Heavy Armor Master a more attractive/functional/less-niche feat. Basically, after lots of reading online, the opinions basically have boiled down to: "great against hordes", "great at 1st level", "still useful against multiattacks", and the capper: "Sure, but you could have done +50 damage with GWM, and not needed the DR".
I have thought about "1+Proficiency" instead of flat "3" for the DR. I've also thought about opening up the DR to work against magic, if the armor itself is magic. Or letting the character expend his reaction - much like Shield Master feat - to provide full resistance to one incoming attack. (Although, to not to trample all over Uncanny Dodge, making this a once/rest ability, or even once-then-use-Tools-to-fix.)
What have others of you done, and how has it turned out?
