I am hoping that someone can help me or point me in the right direction. I just started playing a game and my buddy is the rogue class and has tried to make sneak attacks but then the DM says that now we need to roll for initative since now everyone is in combat but all enemys are now surpised so we get a free turn to attack but the sneak attack from before is just basically o someone tried to hit me better attack. Can some one please explain to me or point toward something that clears up either the rogue doing his actual damage and then going into combat or if combat starts when he tries to attacks
If you go by the book, initiative is rolled before any attacks are made, however some groups use other rules.
If one side is surprised, (mechanically that is, distinct from being taken by surprise) all they get to do on their first turn is recover from being surprised. This means that everyone on the other side will get at least one turn before their opponents get to take a real turn. However, if you gain some benefit from your opponents being surprised, (such as if you're an assassin rogue) you will only get that benefit if your turn comes before they recover from surprise.
Surprise has a lot of issues where rules clash with reality, so many DMs make adjustments on the fly.
The rules would require everyone to roll stealth verses the enemies' passive perception, then only if everyone in the party succeeded would the enemy be surprised. Then everyone would roll initiative before attacks can be made.
It is not a smooth system.
