Howdy! I run a campaign for 3 elf players, well it's pre-written stuff but as a dm I improvise to the best of my ability.
So my players went through dragon of icepire peak leaving 2 of them with mounts, 1 riding horse and 1 skeletal horse with the riding horses stats but it is also undead, the 3rd member doesn't have anything and depends on their allies to either give him a ride or summon a temporary steed.
To make it so they are all still different, does anyone suggest a type of mount I could dangle on a string in front of them to make things interesting?
(For context of their whereabouts they are in a small town named leilon and a merchant with a mount or 2 is going to travel through as I had the players roll dice for my chart but I didn't tell them which chart it was)
Griffon towers are a thing in places like Neverwinter and Watersdeep which are also in Ferun, so it would be quite reasonable for a "mount merchant" to have one. You can make it interesting by req the adventurer to work on forming a bond, or getting flying lessons, ect. I always imagine these creatures as temperamental but tame creatures that take work and effort if that type of interaction would be interesting to your players. They are expensive too.
A griffin is something I was thinking about but with how my players are they'd probably use it to hang eachother (pranks not kill) with it while the others sleep
They are medium
And an elephant is not reasonable for the campaign
Maybe an elk, or a really big goat, or a drake, dire wolf, an unusually fast ox or bull, a specially bred riding panther (horse stats, reskinned), an ostrich.
lots of things become transport if you're willing to rig up a cart behind. goats, deer, antelope, wild pigs, big dogs... a little harder to go off-road than the other two players but maybe it provides more storage capacity. or get some bigger wheels and go chariot-style for a stable platform to do ranged battle from!

If you're looking for something unique but not too difficult logistically (so it could still be stabled in towns without too much difficulty, for example), then a giant lizard, a large flightless bird, or a large stag could be interesting.
At various times, my own campaign has had characters riding on a direwolf, a young wyvern, a giant crab, and a spectral horse... but these would be difficult to house and care for, so they're probably not the sort of thing you're looking for.
Axe beaks are good exotic animals that work well as mounts.
Unicycle. Just putting that out there.

A giant hamster ball.
Giant crabs. Act like it is as normal as horses in your world.
you know, i bet if you fashioned a sort of knee-sitting saddle (like one of those modern ergonomic chairs) and strapped it to a seemingly-small but sturdy crab, then it would appear rather a lot like you're riding a bar stool. or, not unlike a fantasy unicycle! one which will snag your ankle if you don't drop treats before you dismounted. and now i kinda want one.

Are any of the PCs small? That opens up medium-sized mounts, such as ponies?
They could ride a mastodon, if they can afford it.
