I have considered waypoint-based resting (you only get the benefits of a long rest when you've accomplished a day's worth of stuff, regardless of how long you spend doing it) but haven't come up with a formulation I really like.

It's mostly pretty easy, I just run into problems with some mechanics that assume the standard resting.
The basic mechanic is something like:
You have a pool of Hero Points. These represent you being an Cinematic Hero, and entitle you to the ability to recover from challenges like a character in an action movie.
Hero points are granted every time you accomplish something of note -- 1 for an Easy encounter or other challenge, 2 for a Medium, 3 for a Hard, 4 or more for a Deadly. You may not have more than 12 Hero Points at any one time, and they reset between adventures.
You must spend 1 Hero Point to finish a short rest in an hour.
You must spend 10 Hero Points to finish a long rest in a night.
Hero Points can be gained and spent between adventures at DMs option. In general, a day of proper vacation (comfortable non-dangerous setting, not working, not standing watches, etc) will let you take a short rest, ten days will let you take a long rest, but DMs can reasonably rule that particular afflictions disallow this.
Healing curses, disease, and similar afflictions may be restricted to require expending hero points, thus making it conveniently possible to have NPCs that cannot be healed.
Villains may get Villain Points, with similar effects.
My main problem with this is that it breaks some spells intended for daily casting (e.g. Mage Armor), or that need to be cast daily for extended periods (Animate Dead, Private Sanctum).
From my reading of this section of the DMG, they are just referring to the way the math breaks down, if you are sending medium and hard encounters, the players are likely to have a mix of 6-8 total encounters, I don't think it assumed that 6-8 was necessary so much as just breaking down, that sending medium encounters assumes 2-3 per short rest, 8 per day. Sending hard encounters would be 2 per short rest, 6 per day.
THE ADVENTURING DAY Assuming typical adventuring conditions and average luck, most adventuring parties can handle about six to eight medium or hard encounters in a day
The problem with how the game's resting and recharging/healing mechanics work is that a medium encounter will only be of medium difficulty if they have to do 8 in between long rests. If they do less than that, it will be much easier than medium, because they will be fully rested and have all their abilities. If they just have one encounter, you can have them fight something way past deadly and they will come out just fine.
In other words... you cannot use the rating to assume how hard an encounter is, if you don't use the # of encounters the book expects. The encounter is not "deadly" if it's the only one they have that day. It's "deadly" if they had 5 or so other encounters before they got there, and some resources have been drained and they are a little beaten up.
