(I’ve never run npc, but give me stats for some missile weapon troops and I can roll them (to hit/ damage) people around the captain. )
I missed this post (last one on previous page). I used tooltips for the NPCs in an earlier post; these are the Stats. I'll find the post and edit this in a moment.
There are 29 able-bodied defenders plus Captain Firebeard & Captian Salhana (veterans), Commandant Breakbone (noble), Sister Cyas (priest) and her six acolytes.
If these, Sister Cyas, 1 scout, 1 tribal warrior, 3 veterans and 12* guards are roused from thier sleep by the commotion, giving them the surprised condition this round.
(I intended to make a maximum of half non-unique units surprised, I just messed up that roll with a copy/oaste error and got the maximum, so we halve it for 12)
I'll give Shimshon some more time since they seem interested in running them.
Edit. There should be more veterans, the 2 captains and 6 others. Just add them to the roster.

Already did. Honestly, at this point I don't really care. If they're nkt trying to advance for melee, it just gives them DA. Let me see where that post was...
(It might be easier if you just run the npcs, there are so many, with some with disadvantage, some not? I'm guessing some of them (not many, will advance and throw spears (then they don't have a weapon however) Otherwise, appointment me some that would follow or be with Sparhawk and I'll manage them.

It is complicated. It's not a thing 5e is built foe. Which is funny. Because it's really what dnd came from. I think they made some product compatible with 5e set in Krynn, but haven't looked into it. I was more thinking if yoi wanted to have someone selflessly run up to grant AD feom pack tactics or use a spell for an acolyte or broadly have the units assemble in different areas or something to that effect. Anyhow, I'm going ro read that message now. ...

Captian Salhana is preparing for an j specrion of the party leaving rhe wire in the morning when the creature attacks. When the gate crashes into the fort she rushes to the nearest watchtowe and grabs her crossbow. "That thing is huge!" Wulf Rygor shouts, "we've git to get out of here."
Perne commands Rygor and the others, "Out only hope is to stick together. Defend the fort and don't break ranks! Man your stations and do not quit your post unless ordered by yo7r superior." Perne shoits loud enough to be heard over the downpour, some of her words drowned out by a peel of thunder. 6
"Fire free!" Shouts commander breakbone.
Guards upon the gatehouse send arrows toward the creature who stands below the wooden structure on which they find themselves. 20 for 4, 6 for 4.
Etali snaps its mighty jaws, attempting to dispatch the guards on the fighting platform atop the gatehouse 32 for 21

Through the driving rain, you see spirits tske shape, the rain bouncing off their ghostly armor. Angelic beings with great feathery wings exist in a. Ephemeral half-reality, nearly invisible, but heir presence felt real enough to harm the sail-back beast.
