So, in your estimation, if a Kraken attacks with it's tentacle and hits you, you gain the grappled condition and the escape save is DC 20. But if the Kraken substitutes the attack roll with a Grapple attack instead, using its tentacle, the escape DC is 25? I know this is an edge case but that seems messy for an edition which the whole identity is cleaning up the mess. I think it's easier as a DM who likes to run monsters tactically if there is one calculation and lets stick with it for all cases

That's correct. That's exactly how it would work. Under normal circumstances, DMs aren't going to be forgoing multiattack to make a single Unarmed Strike just to increase the grapple DC, so the fact that the DC changes doesn't have a practical effect for most people and purposes, but that is how it works, RAW.

That's correct. That's exactly how it would work.
