How many skeletons / zombies do you think is ideal for a Necromancer PC to be effective without being so many that it becomes a problem (e.g. taking up too much time to complete your round, drawing too much attention by NPCs, filling up hallways in dungeons and blocking other PCs from moving around, etc.)?
Some of this might be dependent on how many PCs are at your table, so could you share that information as well?
I think this depends on what sort of situations you are in and what items you might have. In more urban environments keeping a number of undead can be a hassle since most places don't like them wandering around. Bags of Holding, while technically more rare in this edition, can act as an easy transportation method to and from locations. Human skeletons are around 15% of your total body weight and a Bag of Holding covers 500 pounds so that can be a lot of skeletons. Also worth noting is you can leave berserk undead that you aren't maintaining control over in a bag and then hand that bag to a skeleton to run into enemies and unleash chaos. As far as the whole filling up hallways etc this also depends on the party. Extra meatshields might be great for if your party has a lot of ranged or single target damage, but if your trying to do sneak assassinations or the opposite where you are tossing tons of AOE around you don't want as many. As far as taking time to complete the round that depends on if your playing online or if IRL how many dice you have.
TLDR It can vary quite a bit and is something to talk to the party about, as well as with the gm to gauge how they would like to handle it, and bags of holding are a godsend and you should spend as much time as you can trying to get more of them.
