New DM here. I am running my first homebrew campaign for 5 of my friends who have all created very interesting and compelling characters and am wondering about me BBEG. Basically the story premise is that there is a crystal that is separated in two pieces and if those pieces are put together, the owner can travel between the planes.
The first piece was stolen by our rogue, a deep gnome from the underdark, who then traveled from Faerun to my setting's realm to find the second piece and sell it for a fortune.
The second piece was found by our barbarian in a lich's lair. He didn't know about the piece and when he saw it he smashed it causing the lich to temporarily die and by the magical explosion the barbarian got amnesia and is now trying to put the pieces of the puzzle together again.
The lich also wanted the second piece to exchange its power with the god of death so that he could make him an arch lich.
My campaign starts with the archmage of a village (who is secretely possesed by the soul of the lich) gathering the party to hunt down a necromancer in the woods who has taken the second piece when it reappeared somewhere in the forest.
Basically my players now think the BBEG is the necromancer and have no idea the archmage is manipulating them.
For an additional plot twist, I have planted a painting in a loot chest that they found that contains a city trapped in the Shadow realm. In this city lives the wife of the archmage, so when (and if) the party kills him and before he dies he is freed by the lich's possesion, he will ask the party to free his wife and his loved ones from the shadow realm using the crystal.
Any thoughts on the main storyline?
My party also has a druid that wants to save the local nature from the corruption of the crystal, a ranger/assassin that is contracted from the archmage to kill the necromancer and a noble paladin who is a close friend to the archmage.

I really like it, but does the lich that wants to be a real boy, I mean arch lich, have a name?
And also, does the arch mage have any signs of showing that he's possessed? Players might try to insight him out of suspicion, but since it's a possession from an undead, you can make the possessed arch mage have a dead-like attribute when he's possessed. Or, you can make him undetectable, so the plot twist works no matter what and you can still do your epic reveal.
Also, can I use the main plot for a one-shot myself? It's a really nice plot.

Thank you very much. I haven't yet decided on the lich's name. When he possesses the arch mage he leaves a very subtle blue glowing light running through his grey hair, but since he is an illusion wizard the PCs have not yet tried to notice anything, since he seems very friendly and he is the mage-protector of the halfling village so the people there respect him.
By all means use the plot and let me know how it went down in your game. I would love the feedback.

it seems like a genuinely good, solid storyline.
