I pre-rolled stealth, so here we go:
Based on your PP, you can see two of them in-character
Suddenly, 2 shadowy beings (out of character, imagine them as dementors from HP) jump out, but don't go into the light on the left side of the entrance.
For combat, it will be one side, then the other. I rolled for each of your characters and averaged them out, rounding up. Your initiative is 12, the enemy's is also 12, so you'll go first. However, there is the surprise round for 3 of them, as they succeeded stealth

Ardell makes an attack at S1, dealing 8 damage.
Since a wave battle won't work on PbP, ignore what I said about this combat system on a grid.

(oh wait it's the monster's turn sorry) (I will bot Friar for a bit if aaggie does not post) Friar deals 5 damage to S2, and Ardell deals 16 damage, killing it. The shadows are stupid, but they know a threat when they see one, so all three remaining emerge from the shadows and attack Ardell, for 6 damage total and 4 str drain.

The initiative is (any order) players and NPCs, (any order) monsters
(oh wait it's the monster's turn sorry) (I will bot Friar for a bit if aaggie does not post) Friar deals 5 damage to S2, and Ardell deals 16 damage, killing it. The shadows are stupid, but they know a threat when they see one, so all three remaining emerge from the shadows and attack Ardell, for 6 damage total and 4 str drain.
So here you say it's the monster's turn, they all attack. Then you jump straight to botting because people didn't know it was their turn to act. I've been confused about the initiative setup since get-go. It started with players first, but some shadows got Surprise benefit, but then that went out the window, then most of us attack and it's decided to do wave Initiative, then not wave Initiative. All I'm asking for is a bit of clarity. If it's Players' turn, throw up a "waiting for...". It all feels a bit spontaneous right now.

When it is your side's turn and you have not used yours, you make take it, and update ONLY the newest slide.
Shadow 2 makes an attack against Ingot, 14 to hit, 8 necrotic damage, and 2 strength damage until next short or long rest.

1. I have been disorganized with the HP, and I only just set it up. It turns out that S2 is dead, so I will put the damage onto S3
2. The coward that he is, Ardell runs and with the dash action(50ft)
3. It's their turn, but they haven't made a move in days, so I will be botting them.
4. Ingot attacks with his scimitar, for 2 damage (after reduction) to S3
5. Tallis Eldritch Blasts S3, for 3 damage (AR)
6. S3 attacks Ingot, for 0 damage as it misses
7. S4 throws itself at Tallis, and misses spectacularly with a nat1
