Once she sees the will-o-wisp explode from Theldrin's spell, Nithrissa pivots and rushes to Avery's left side to attack the naga. As she approaches, she cries, "Down with the false god!"
Movement: 30' to move west and north, ending to Avery's left. (I'm assuming that Asclepius has moved north now that it's constricting the naga.) Action: Multiattack with Greatsword, rolling with advantage because the naga is restrained. Attack #1 on the naga: 20, Damage: 15 (slashing) Attack #2 on the naga: 23, Damage: 10 (slashing) Free Action: Talking
Xanrym is relieved that the will-o-wisp is gone. "Brilliant work, Theldrin! Now, let's help them defeat this vulgar viper!" Turning his attention to the naga, Xanrym looks at tangled bodies of the two snakes and takes aim with his crossbow, waiting for a break in the fighters. He casts a spell to empower his attack and fires a bolt at the naga.
After Xanrym fires his crossbow, he see the nag's face, and her sinister smile fills him with dread. What is she planning? He falls back to the tunnel to the south, looking for cover from the naga.
Action: Cast a spell True Strike with Attack, Crossbow, Light (80/320): 25, Damage: 9 (radiant) Rolled with advantage because the naga is restrained Movement: After attacking, move up to 30' to the south, through the doorway. Free Action: Object interaction, swing the door partially shut to gain 1/2 or 3/4 cover from the naga while still keeping an eye on the battle.
Seeing the Will-o-Wisp explode, Theldrin will move out of the room to join Toska.
(OOC: Now that Theldrin, Xanrym, and Toska are together and separated from the fighters, let's hope that the naga isn't able to teleport right behind them! Or even just summon more minions to attack us the south.)
When the first attack from Nithrissa slices at the naga, she throws up a magical Shield, which also blocks Liarin's Bite. Despite that, the naga is starting to look a little worse for wear, with greenish brown blood dripping from the cuts in her scaly skin. She looks around the room and once again smiles the eery demonic grin you've seen a couple times now. First she bites at Liarin, then vanishes in a pop of arcane energy, and you see her appear again further down the hall she appeared from. Now you see that the next room is a giant underground lake, and the naga had made her home on an island behind the secret door. She taunts you, "You will follow me into my abode, you have to. It's the only way you fools can save that pathetic town." She laughs as she slithers toward the shore of the lake.
Explictica Defilis Bite against Liarin Attack: 7 Damage: 9 and Liarin makes a DC 15 CONSave: 10, taking 19 Poison Damage on a failed save, half on a success.
She also casts Misty Step as a Bonus Action to get out of range of the attackers and flee to her lake.
You all are up. The evil naga taunts you and invites you into her lair.
Liarin bowls the flaming sphere into the naga one more time, but seeing how much damage it was doing to her allies, dismisses it. [[3 fire, DC 15 dex save for half.]]
Liarin will follow the naga into the not at all dangerous cavern it has fled into, snapping at her as she closes in. Attack: 17 Damage: 8
Asclepius follows Liarin, trying to constrict the other serpent again.
Attack: 9 Damage: 16
[[If Liarin hits, and the naga fails a DC13 Strength save, it is knocked prone by Liarin, and Asclepius would get advantage. 12]]

(OOC: The naga used Misty Step + movement to move 60 ft. away. Based on the map, I don't think that even Liarin's Dire Wolf form has enough movement to close distance and attack this round. One option is to dash and move adjacent to the naga. That exposes you to her next attack, but it means that she would face an opportunity attack if she tries to move into the water. I think that Asclepius, Liarin, Avery, and Nithrissa are all close enough to do that. Either that, or move as close as your movement allows and take some other action, like dodge or a ranged attack or using an item. Though I guess Asclepius and wild-shaped Liarin don't have many actions they can take other than melee attacks.)
Avery slices at the naga with Whisper, while Liarin lashes out in Dire wolf form
(OOC: You forgot that before the naga's turn, Asclepius could also make one constrict attack. If I understand correctly, while the snake is grappling a target, it can continue to make a constrict attack against that target each round, doing additional damage on a successful attack role with advantage because the target is restrained.)
Peeking through the half-closed door while he loads his crossbow, he sees the naga suddenly teleport away from his companions and flee down the secret tunnel. He says, "She's getting away! Come on!" Xanrym slips through the door as he fumbles at a pouch. He runs northward as fast as he can as the fighters try to file through the secret door after the naga. He holds out a vial in his hand and pants, "Avery! Here. Anti-venom." He had thought of using it himself, but if the naga makes it into the lake, Avery and his Necklace of Adaptation is one of the few of them who could fight her safely under the water.
Movement: 60' north to get close enough to hand Avery his Antitoxin Action: Dash Free Action: Talking. Item interaction: taking out the bottle and handing it to Avery.
(OOC: @drumdigby - I'm assuming that the cult brought Nithrissa and Mayor Ormond to room 37 before so that the naga could try to put them under its spell. They would have just entered from somewhere else. The previous time she was here, does she remember seeing any other creatures or guards in the naga's lair?)
Round 3: Nithrissa
Nithrissa had attacked the naga, trusting to her heritage to protect her from the magical fire. When a well-aimed swing with Avery's greatsword glanced off the naga's arcane shield, she swore in a language unknown to the party.
When the naga vanishes, Nithrissa gasps and rushes north, toward the naga's lair. "This is where they brought us before," she hisses to Avery and Liarin, remembering the cult's attempt to turn her to the naga's service. "Be careful," she says. In its current condition, the naga may just be trying to get away, but it feels like they're being lured into a trap.
Movement: 60' north, trying to position herself in melee range of the naga, if she can find space next to Liarin, Avery, and Asclepius. Action: Dash
The Will-o-Wisp explodes. Finally this annoyance is over.
The nags gasps. “Must I kill you all myself? Very well.” Her eyes narrow and look at the snake grappling her, then around the room. She smiles.

Avery slices at the naga with Whisper, while Liarin lashes out in Dire wolf form:
Liarin Bite against Explictica Defilus Attack: 20 Damage: 13 Piercing and she makes a DC 13 STR Save: 8 or is knocked Prone
Avery Whisper against Explictica Defilus Attack: 8 Damage: 14 Slashing
They would also both take 6 Fire damage from the Flaming Sphere, as did the snake, Nithrissa, and the naga at the end of their turns.
