Daner’s axe cuts through a chunk of years-thick hard scales, but doesn’t draw blood. Almost there. (You now figure the AC is 15) Daner sees everyone else erupt in a panic. It must be some sort of an enchantment.
(If you don’t want to run each individual prisoner, let’s just make them a “swarm of prisoners” and use a swarm of something monster stat block. But if you do, go for it!)
The next group boards the teleporter pad. The wizard nervously traces the incantation in the air. “Here goes nothing,” he mutters... a flash: 3

Darion looks around in panic, seeing the lack of doors "By the gods we are trapped! Fenthasa's tricked us, we're all going to die!" part of Darion knows this level of fear isn't natural, but he seems unable to shake it off. Despite this terror he has the presence of mind to maintain his concentration on the Bonfire
Just checked, Slithotep didn't move, so he is standing in flames still! I don't think this fear effect breaks concentration, so save or take 3 fire damage.

Slithotep laughs as he sees the interlopers flee in panic before him. (Someone can still roll for swarm of prisoners. We’ll say it can make a 1d6+2 scimitar attack and a 1d4+2 dagger attack)

Just as he finishes laughing Daner tears into him with his axe for a sturdy and solid blow, cutting deep into his carapace. He hisses in agony and whips around with his tail in a bid to constrict Daner: Attack: 9 Damage: 10

As the other prisoners materialise in the room they are faced by the sight of a vicious Yuan-Ti in the middle of a battle. Looking around and realising there is no way for them to get out, the prisoners scramble in fear toward the far end of the room.
((Ok, let’s try this to speed this up. Would somebody roll up the monster’s attacks for me? Yuan-Ti Abomination. So hard to use the dice roller from the phone!)
Slithotep follows up his attempted constriction with another bite and scimitar attack against Daner.
Once everyone takes another move, Tempest and his crew arrive on the teleporter. All on first try!
Ellis would be utterly terrified of Slithotep, shaking. "No, I don't want to die!" he screamed, following the others to the far end of the room. But then he sees that Daner went down, shocked and stunned. "Daner!!" he yelled, knowing that Daner had tried his best to beat on Slithotep by himself and was the strongest of them all. Without him, they can't possibly get out of this room alive.

Tempest arrives and blinks rapidly as his stomach settles from the teleportation. He looks around the room and sees Daner lying on the ground and the others struggling against the monstrosity. He calls out to Daner saying, "Courage!" as he casts Healing Word healing Daner: 4. In his right hand he summons a small flame using Produce Flame and throws it towards Slithotep.

If Slithotep has still not moved, he will have the presence of mind to maintain his concentration on bonfire. He incoherently yells something at Ellis, and when he sees Daner go down and Tempest arrive he yells at Tempest "Flee for your life while you still can!!!!"
I believe because Slithotep is still in sight Darion doesn't get a save, so if needed damage from Bonfire: 8
If Slithotep moves from the flame, Darion will drop concentration, just about able to reason he doesn't want the whole room to start burning with them all in it!

The pain in his shoulder and neck is excruciating, and he can see his shirt is soaked with blood. As quickly as he can, Daner scrambles back toward the teleportation pad (Disengage). "I think retreat might be the best option." He calls to the others.
(Oh shoot, you’re right about Fear. I thought it was a save thing. I didn’t appreciate the power of using it in a room with no exit, so treat it as a WIS save at the end of each turn for now like I was thinking, sorry. You are only level 3 after all!)
