Gerrard, then Peri, then Qivys ascends to the deck of the ship. Dwal is last. Fossie stays behind.
Stealth checks (advantage due to loud sea and distraction of shore, not to mention your agile boarding rolls, but negated by all your loud armor, except for Peri):
This post has potentially manipulated dice roll results.
Qivys' clanking platemail catches the pirates' attention, before Dwal can ascend the ladder.
Initiative: Bearded pirate in red with longsword and chainmail: 11 Pirate in leather with scimitar: 5 Gerrard: 9 Dwal: 13 Peri: 10 Qivys: 9
Gerrard, Peri, and Dwal may act first. (Dwal still needs to ascend the rope ladder.)
You recall that there are other figures on the forecastle and on the poop deck (both accessible by 8-foot ladders on either side of the main deck) but they are no longer visible from your angle.
Gerrard uses the fan in his left hand to invoke Gust of Wind on the two smugglers, attempting to blow them into the sea (10 foot wide line of wind, DC 13 Strength or be pushed back 15 feet). He then draws his rapier, spilling soft moonlight onto the deck and steps to his right, making room for Dwal to climb up as well as hopefully blocking the ladder with his pointy, glowing blade.
No - those sections of the deck are eight feet above you; your vision is blocked. But as you approached the ship from the water you recall seeing at least one figure on the Forecastle and four more on the Poop Deck.
Assuming we assemble undetected...
Qivys' clanking plate mail just put an end to that. You have been spotted. The fight is on. But three of you have the jump on them...
So much for stealth -- I'd hoped to take those two out before the alarm went up, but it looks like we're blown. Time to cause chaos! He silently directs his unseen servant to light the oil-soaked rigging on fire, then lunges forward with his spear to skewer the surprised scimitar-wielding pirate. Attack15 damage 12"Man overboard!" he calls out, hoping to distract the pirates on the upper decks for just a moment.
(On the map, he will be on the square by the rail, just aft of the pirates)
(Forgive me - I reversed the map. Not that important, tactically, but just so you can visualize it properly, here is the new, correct map. Sorry about that!) (BTW: Not sure why Gerrard has a glass of red wine in his hand, but...)
Dwal stands for a moment with his jaw open. "Damn halfling, calling all the other pirates to us before we have a chance to deal with just 2." he mutters a bit too loud to himself.
Dwal will cast Bless on his companions then move to the opening that leads to the lower part of the ship. He will position himself just to the left of the opening, listening for any responses from below.

The pirate in red looks down at Peri and the body of his fallen comrade and laughs. Alarmed voices are heard from the poop deck above.
Gripping his longsword with both hands, he makes a sweeping blow at his halfling attacker.
Attack: 20. Slashing damage: 3
Peri dodges the dangerous swing.
"Boarders!" he shouts. A man with a crossbow peers over the top of the forecastle. A wild-looking man with red hair, clutching a staff, peers over the edge of the poop deck. "Cap'n!" he calls to someone behind him. More alarmed voices.
The deck glows eerily from the roaring flames above you. Glowing embers drift down like fireflies.
The falling embers flare and then extinguish on his plate creating a soft glow on the shoulders of the stout dwarf. He advances towards the red pirate, a look of fierce determination upon his face. "Pelor sent me to shed light on your dark endeavours. His light shines on you now"
With a flash of holy light, Qivys' hammer slams into the ribs of the bearded swordsman. He staggers in pain, but remains standing.
Initiative, expanded: Bearded pirate in red with longsword and chainmail: 14 Gerrard: 23 Dwal: 20 Peri: 21 Qivys: 1 Crossbowman: 19 Man with staff: 15 ?"The Captain": 16

Dwal will cast Bless on his companions then move to the opening that leads to the lower part of the ship. He will position himself just to the left of the opening, listening for any responses from below.
The hatch - probably to a cargo hold below - is closed but not fastened. Dwal hears nothing over the sounds of the sea and the melee.
Reminder: the forecastle (left) and the poop deck (right) are both about eight feet above the main deck where you stand. They are accessible via ladders (marked here as stairs.)
Peri's spear strikes out at the bearded pirate Attack22 damage 10
Pulling his spear from the pirate's body he dumps out his torches and directs his unseen servant to light and them leave them burning on the deck. "BURN IT ALL!" he shrieks like a madman then rushes, howling, to the base of the ladder to the forecastle.
((EDIT: Just to clear up my intentions, Peri only directs the servant to light the torches and leave them on the deck. It's up to the rest of the party to decide if you want to burn the ship or try to capture it. He's just yelling about burning it to sow more confusion. ))
(Sorry about the map flip. Ladders are difficult terrain - double movement. So 16 feet, technically. But I'm not going to be too strict about moving - I'll rule 30' of movement will definitely get Gerrard to the top of the poop deck ladder from where he's standing now.)

Gerrard:
Not liking the thought of a mage shooting spells down on them from above, Gerrard moves up to the top of the poop deck ladder and redirects the wind from his fan to send a ten foot wide blast of air into the opponents up top (bonus action to redirect wind, thinking there should be a man with a staff up there in addition to the captain, so if he can't get both, he will try to get the mage--reasoning that the mage may be weaker and easier to blow off the ship; additional crewmen if possible if there are more up there). Whistling the tune to "Yo, Ho, Blow the Man Down", Gerrard flourishes his rapier as he stands on the poop deck at the top of the ladder and says, "Who wants to dance?"
(Readied action to attack the first enemy that closes to melee with him, will likely also use his reaction if he gets hit to parry)
Readied Rapier Attack with Bless:
==> Bless: 2 extra bonus to hit
==> Attack: Attack: 9 Damage: 11

Dwal
Not in any mood to fight a whole army Dwal sets his mind and draws on the thing that resides deep within him, his draconic ancestry and its element Fire. Dwal casts Fire Bolt onto the sails.
Hit:19
Damage:8
After doing so Dwal will use his fuil movement and move directly under the mast that holds the crows nest. "If that blighter thinks I'm going to be some open target he's a half witted halfling." he says.

Gerrard waves his delicate fan at the two buccaneers; a sudden gust of wind slams them. They struggle to hold their ground.
Strength saves:
Bearded pirate in red: 7
Pirate with scimitar: 10
One wiry pirate manages to hold his ground. The other man flies backwards and slams into the deck rails.
Railing saving throw: 2
The railing survives the impact; the pirate cracks a rib. Bludgeoning damage: 4
Peri and Dwal may act next.
Peri:
So much for stealth -- I'd hoped to take those two out before the alarm went up, but it looks like we're blown. Time to cause chaos! (On the map, he will be on the square by the rail, just aft of the pirates)
Peri's invisible servant manipulates flint and steel to make a small blaze, quickly spreading up the sail.
Peri himself steps forward and cleanly impales the leather-bound pirate. He collapses, dead.
Deception check for the "Man Overboard" ploy: 4
(Peri does a poor squeaky pirate imitation, alas.)
Dwal is up.
