So the idea of this one-shot is to have to players escort a wagon of blasting powder to the Kobayashi mountain pass so that is can be sealed before an Orc army is able to pass through it an invade the lands south of the Spine of the World. My idea for the final encounter in this one-shot is that the players will arrive at the pass the night before the Orc army will reach the pass. Unfortunately, even with crews working all night, the pass defenders need more time to set the charges and the Player characters will be asked to move to the northern side of the pass to make a stand to hopefully buy more time.
My players are being limited to Druid and the Ranger Classes but will be doing this one-shot at LVL 12.
I intend to allow the players to prepare the battlefield with whatever to have they have available as long as it was brought with them in the packs. And will have 1d4 kegs of blasting powder kegs for their needs from the wagon they escorted.
So is this a bad idea of how to end the One-shot? Or would it be better to set the number of rounds before the explosion occurs and allow the heroes to disengage and escape to fight another day?

I don't see a problem with it, if its a one shot who cares if everyoen dies, let them go out with, a quite literal, bang!
You could give them a conspicuously large tree in the area for a last moment Transport via plants spell as a get out.
