Basically, the npc’s that my players actually like become kidnapped by the BBEG. When the players enter his base and go in to the torture chamber, they’ll find suits made of skin and organs like hearts, lungs, and stomachs in a jar. When they enter the BBEG’s throne room, they’ll find their npc friends in cages hanging from the ceiling, skinless, and barely clinging to life. The BBEG then draws his new weapon, a sword made of the npc’s removed bones. If this is too dark, I agree that it is dark.
By the way, if people want to rp darker stuff, then Site 72 is usually a place where it is more welcome. I would never play my character Cato on YonStore or anything like that, but he fits in well there

How about making the party choose- their favourite NPCs, or a whole city? Oh, the dilemma...
Why do you like trolley track dilemmas, or whatever they’re called, so much?
No idea. An obsession with guilt? It's just, if you want something dark, it's fun to put characters into situations where every option seems wrong

During this time, a red star appeared in the sky, causing all farms to produce bumper crops... and larger, malformed animals. Creatures are beginning to mutate, many of them growing larger yet stunted in some places, and gaining human vocal cords. They cry, "Praise Ragnorra! Praise the Mother!"
Clerics, druids, rangers, and paladins begin to find that their magic isn't working properly except for healing spells. Something is messing with both the connection to the gods and to nature. The magic still works, it's just unpredictable.
This is the starting hook for my Atropus vs Ragnorra campaign.
