How many pit fiends are there? Do they all look the same? Do they have unique features that single them out from their peers? Or are they clone like? Rigid like hell's system.
Honestly i tried making my own BBEG./devil patron for a while,and while i wrote him i feel like i failed doing him justice. (I'm unsure if i can link google drive docs and i fear my players finding this,so ill send it in private chats.)
That said, I imagine there are a finite number, but so many as to seem infinite. And I imagine the lords of hell can easily enough replace a slain one by raising up some lesser devil.
They would almost have to look different. Maybe they start the same, but each one will earn different battle scars to the point that over a few centuries they’ll each look a bit different. I could also each one maybe asserting itself a bit with a bit of body modification/jewelry. Kind of like the clones in Star Wars.
Even within hell’s rigid system, each one will still have individual motivations. They’re devils, so they’ll follow deals they make, but will try to manipulate those deals. Each will be trying to get ahead of the other pit fiends. Each will be eying up the next guy or gal up in the hierarchy with hopes to seize more power; and the one below them to be sure they aren’t usurped themselves.
Its generally agreed that the higher in the ranks a devil is the more individual they are, in both appearence and behavior. At the level of Pit Fiends players are only likely to encounter one or two in the whole campaign, so you can make them full characters, with fairly individual appearence beyond the basis.
As for number, I envision them as being a fairly small force, as if the devils had a huge amount of them they wouldn't be using CR 0 Lemures in the blood war, they would only use high-level ones. In my view, the pit fiends are the high-level subordinates, commanders, and elite duchal guards for the Archdevils.
