buy the Grim Hollow book, it's only like $15. i haven't read the whole thing yet, but it's all lairs for monster encounters in a setting that is not Forgotten Realms. the level 1, 2, & 3 lairs used new monsters and had good "why are you here?" hooks for steering a sandbox party this'a way. only in the fourth level encounter did they start introducing something about the cosmology that sets it apart: Apostates, Seraphs, Daemons, etc. so, you've got till then to figure out the gods and demon gods stuff.
level 1: a fey that takes bones to build a fancy bone house (and some to eat). its minions are cursed goblins with upside-down faces and flying lizard-knives.
level 2: mayor of the town is acting weird, but maybe the villagers are just stingy about a new tax. nah, a vampire kid thing is controlling him.
level 3. a spider-man that takes bones skin to build a fancy house (and some to wear). its minions are cursed goblins kobolds with big blisters of disease and sentient webs.
level 4. cult leader doin' cult leader stuff to summon a demon. human enemies with maybe kinda weird cleric powers.

unhappy at the way in which we lost individual purchases for one-off subclasses, magic items, and monsters?
tell them you don't like features disappeared quietly in the night: providefeedback!
I mean, you don't. If you've agreed to run, you need enough for the first session, and you can spend a bunch of it in character gen and party cohesion work. Get people to make backgrounds, and use bits from those to firm up whatever thing you prepped. After that, keep one session ahead for however long the game lasts.
This may not help since it is more than 2 hours later ... you really need to start to prep earlier :)
Buy Ghosts of Saltmarsh and Tales from the Yawning Portal ... have the party of level 1 characters meet each other on a ship sailing to Saltmarsh paying a reduced/zero fare in exchange for guard services. Exchange back stories. Have the ship attacked by a few Sauhaugen. Interleave adventures from the two sources while you work out some cool plot arc that ties everything together (The characters started off by setting up shop in Saltmarsh). Worked for me, characters are level 14 so far and the campaign is still going 3.5 years later - taking many interesting twists.
I bought stuff since we were playing on line and I had minimum time to prep. In the past, I've usually created my own worlds. In this case, I borrowed pieces of the Greyhawk setting. There are some very very nice maps out there.
