Oden was going to check the wreckage for other survivors, not the raft, but it's ok if we're already past that. He'll wait until the ship gets closer, 150 ft.
After Dillyu first spots signs of a ship going down, you dive into the water and look for wreckage or survivors. Apart from the wood, crates and other flotsam on the top of the water, there are no other signs of a ship actually going down.
I'll get you to roll an investigation check now you are close to the flotsam.
Something seems a little odd, but you can't quite put your finger on it.
[I'll get you to make a perception check while approaching the raft. Also, I thought we had discussed that 'Coast' for your Natural Explorer ability actually meant 'the Ocean' given that was where you grew up. If so, don't forget to double your proficiency bonus (it wouldn't have made a difference for the investigation).]
Above water: you notice that there are seven figures, they are very small (4 ft), they are all wearing hoods covering their heads and you glimpse a clawed reptilian foot peeking out from underneath one of the figure's robes.
Below water: as you dive to swim closer, you see five larger figures swimming away from the raft. They are moving fairly fast and look like they are swimming under and around the other side of of the Wavechaser (the opposite side to where the rest of the party are).
Kenton and Beatrice:
It is very hard to make out, but the figures look very distressed. They are hard to make out in their dark clothes - maybe robes - against the dark sky and ocean.
This post has potentially manipulated dice roll results.
As Oden yells out about the ambush, the body language of the figures on the raft change and three ghoulish creatures emerge from the water and start pulling the raft towards the ship faster.
Everyone roll initiative.
Also, because Beorth and Dajarkal are your crew, you should yell out commands for things you want them to do. If you don't, they will engage with the nearest enemy in the most obvious way (a cantrip or basic attack). I'll control Dillyu a little bit more (I will use some abilities), though he still will not be making the smartest decisions to avoid meta-gaming, so feel free to shout out suggestions for him too.
The Champion will dive overboard to go get the raft folks and help get them on board.
If Oden's initiative is higher than The Champion's, then I'm happy for him to have yelled out prior to The Champion diving in (though The Champion is still free to go in the water if he would prefer).
How close are we now to the raft? Kenton remains in position, but draws his spear and looks around warily.
The corner of the raft closest to Kenton will be 20 ft at the start of combat. I'll post a map after I get everyone's initiative and confirm whether The Champion is actually in the water or whether he got the warning and stayed on deck.
Oden is top of the initiative, followed by a number of foes.
Oden:
Only three of the five figures popped back up when they heard the commotion. As you are partially submerged, you can see that the two remaining ones are around (x5, y3) and (x6, y4) and seem to still be trying to get to the other side of the Wavechaser. They don't seem like an immediate threat, though may be when they get to the other side.
Map (the health bars are just showing creature ID and initiative unlike previous battles):
