I once ran (half) a campaign (didn't end up finishing it, half of the party moved away and my party just started a new campaign) where the big climax was a great betrayal. The idea was that the party started the campaign with amnesia, and they woke up in a dumpster. This human called Ander was there to greet them, claiming to be a long-time friend that has been travelling with them for 8 or so years. Fast forward: despite their amnesia, they begin to form a bond with Ander. Fast forward even more, at the very end (or what was planned at the very end): turns out he's a serial killer (oops!) that ALSO had amnesia, because of some testing he consented to instead of being put on death row after being caught for the murders. When I say serial killer, I mean the most notorious serial killer in all of history, like Jack the Ripper and Ted Bundy and Hannibal Lechter all in one. But he didn't remember the things he did. He did things that are absolutely unforgivable. Also, he's not really mentally stable. Full of rage, especially when his friends are involved. Long story short: the "false" BBEG killed a member of the party, Ander killed "false" BBEG, then turned onto the party in a hostile rage, blaming them for the death of the party member cause they let the other BBEG live in the first place (they had encountered him a few times before). But, the party now had to make a choice: either put an end to this once and for all and kill their best-friend-that-wasn't-who-they-thought-he-was, or try and talk him down/try anything else to de-escalate the situation, or anything else they might think they would need to do to get out of the situation they were in (he was entirely prepared and equipped to kill the entire party if he needed to, but he wasn't going to). Knowing the people that were playing the campaign (and the characters they were playing), it was going to be pretty evenly split between kill and save. Sadly it didn't end up working out.

The second room locks as soon as you enter it, and it locks from the outside, inside is an army of undead of all kinds, you’re lucky to be alive if you make it out
Inside the head of an undead goblin, there is a key. that key opens the door to the next room, which hosts a gemstone encrusted piece of dynamite. said dynamite is the only thing that can kill (insert miniboss here) also in the room is a net that burns through living flesh that falls from the ceiling after they enter, and is used later in (insert another room for insert reason)

Funnily enough, the maze has no exit, and the only way out is back the way they came. Once they reach the 'exit', one last invisible wall blocks them, and all the paint disappears.

In the next room is a pool of quicksand, which the wolves become at half health, becoming dust mephits. also in the room is a glass case. in the glass case is a small note addressed to whoever reads it. it says, "go to the door of colors dull. Push, not pull." in invisible ink on the other side of the paper in the fine print it says, "IF YOU WISH TO DIE."

on the left, there is a room that has 30 keys in it. on the other side, there is a locked door. if you use the wrong key, a spectre tries to kill you. the right key is the key that was in the goblin's head from earlier that they probably left in the lock.

On the right, there is an invisible maze full of skeletons. Luckily, stripes of green paint highlight the paths ahead, although they don't immediately show the way to the exit. Funnily enough, the maze has no exit, and the only way out is back the way they came. Once they reach the 'exit', one last invisible wall blocks them, and all the paint disappears.

Once that happens the maze does a 180 literally, it turns around so now the door to the last room is the one to the next room. Also there are angry wolves now

In the next room is a pool of quicksand, which the wolves become at half health, becoming dust mephits. also in the room is a glass case. in the glass case is a small note addressed to whoever reads it. it says, "go to the door of colors dull. Push, not pull." in invisible ink on the other side of the paper in the fine print it says, "IF YOU WISH TO DIE."
